Most executive teams I’ve worked with are genuinely convinced of the need to make culture change happen. They all want to be more flexible, ‘agile’, and customer-focused in order to grow and innovate in today’s uncertain and rapidly changing environment. Moreover, and perhaps most importantly, most leaders recognize that mindset change is key to being successful in this transformation.
However, and despite sincere enthusiasm from leaders and executives, in most organizations cultural change hardly ever materializes as intended. It rarely happens at the pace and depth leaders had hoped for when they started the process. So the question is, why is this?
After more than ten years’ experience facilitating and advising on culture transformation programs, I have identified three common pitfalls that trap most executives during the change process. My purpose in this article is to discuss how these pitfalls emerge and suggest three concrete solutions that could help to avoid them.
The first pitfall is following trending topics instead of making them “trending habits”.
Culture and mindset change are current trends. And I really love this! But trends can also create a problem. Whenever I teach the Victim-Player mindsets, everyone recognizes the need to become more of a Player; to focus more on solutions rather than on limiting factors. When I explain how to operate in a Growth Mindset and focus on our never-ending capacity to do better, executive teams are usually instantly willing to embrace it. The benefits are evident to all.
However, if we only become enamored with the concept, we can easily fall into the trap of missing the factor that is key to making these new mindsets work in practice.
When mindsets are taught without creating the context for them to blossom and an activity system that translates them into habits, they will easily dilute. Instead of loving doing it, you will only love the concept.
For instance, I can perfectly teach the Victim-Player mindset, conceptually and with some practice, in a two-hour slot (and even in a 10-minute slot!). However, the learning process is far from complete if we don’t understand –and then practice– how to translate these concepts into our daily routines.
How do we become the person who naturally brings this mindset alive? To make this happen I find it key to focus on the one thing that occurs in organizations all the time: conversations (with others and with ourselves). What do we do every day? We think, discuss, negotiate, commit and deliver something. We are in meetings, writing emails or exchanging instant messages all day, and when we are not talking to someone, we are talking to ourselves. The quality of these conversations and the way in which they happen are an asset or a liability to how corporate culture is built.
Culture change programs must always include the introduction of concrete habits that apply the new mindsets to conversations and meetings as a key artifact where we express how we do things. For example, changing the way we set the agenda of a meeting can be a simple but powerful tool to improve coordination and make commitments and responsibilities more transparent. Processing together at the end of a meeting how we could have done better can be, for instance, an effective way of applying the Learner Mindset. Thus avoiding the unhealthy habit of judging the quality of the meeting in the hallway, a common vice that boycotts the learning process of the group and feeds the ‘inner Knower’ in ourselves.
In short, in order to make change happen, we need to make a mindset a habit, and a habit a mindset. Creating this virtuous cycle is key to helping new mindsets take root and making culture transformation a powerful lubricant for business growth and innovation.
The second pitfall is not the design of change programs, but the behaviors of those that lead them.
The problem is as follows: A manager or an organization implements a program to equip a team with a new mindset, yet the program is led by people that still operate with an old one.
Let me offer an example. A leader wants to create a pilot to train an executive group to be more innovative and agile, adopting a Player and Learner mindset. The process will encounter a number of setbacks, which is to be expected with most new programs. While this is not a problem per se, what I have observed many times is that the leader quickly focuses on who created the setback, who is to blame, and even considers canceling the program if people don’t fully “like it” or get on board. This is the opposite of what being innovative and a Player and Learner is all about.
By adopting these defensive attitudes, executives and leaders miss a great opportunity to start changing culture “on the job” by assuming responsibility and taking corrective action. Or even better, by acknowledging that they might not know how to solve some of the issues and share the problem with the group to search for solutions in a process of collective learning and cooperation.
In short, leading change from the old mindset can never really work. In any change program the process itself must be the ‘spearhead’ to break into the new mindset. In order to lead a culture change, we as the leaders need to be a few steps ahead in embodying the new values and so send the right signals and symbols that will inspire everyone else to follow.
The third pitfall is based on an interesting paradox: ‘in order to move fast we need to start slow.’
Some of the most common phrases I hear from leaders in organizations that want to embark on culture change programs start something like this: “We need to change corporate culture; it is critical for the business.” “It is one of our top 3 priorities.” “Changing culture is key to our future success.” And right after saying this they complement it with one or both of the following: “We have a very limited budget and have just one shot to make it happen.” “We need this urgently!”
I suspect that many people reading might not only have heard something like this before but might also have said something similar.
How does this urgency translate then into the implementation of change processes? I will illustrate the problem with an example: Recently, I was hired to implement a pilot to help a team adopt a Learner Mindset that was critical to becoming more customer-centric. Yet, at the end of the process, the leadership team wanted to assess the success of the program by measuring specific business outcomes, even when we were just piloting to learn. They were exclusively focused on whether a certain ‘result’ was actually achieved rather than on the experience of adopting a Learner Mindset, on really creating the capability that will enable this mindset to flourish and be multiplied.
Both Learner and Growth Mindsets are about creating experiences that motivate teams to continue learning in an ever-evolving process. Yet, leaders seem to be more interested in cutting the program short and grasping a tangible fixed result as soon as they can. This not only goes against the essence of the mindsets they are trying to teach, but also erodes the capacity to create the change they want with so much urgency in the first place.
The result of such behaviors is usually a series of never-ending pilots, recurrent change of consulting firms in search of a ‘magic pill’, and many other attempts that fail to produce real change in corporate culture. Executives find themselves ‘running in circles’ and ultimately the organization spends much more money, time, and energy than what is actually required to make a change program successful.
Applying the Player, Learner and Growth Mindsets to this article
I invite you, reading this, not to challenge my words by finding what is not fully true for you, but try to find situations in which this might have happened, to you, your team or your organization, and how you can think of a different way to respond to the challenge. Is there any new thought or idea worth trying? Let me give you some advice, stop thinking of others and just start with yourself!
Now that we have identified the basic problem, a natural question arises: is there a way to get out of these pitfalls? My answer is yes, and summarized below are my three fundamental recommendations:
 

  • Acknowledge your Biases and Limitations: This is perhaps the most important and fundamental of all considerations. As I already explained above, one of the main pitfalls that prevent real change from happening is that programs that train teams to adopt new mindsets are led by people that still operate with an old one. In order to avoid this problem, it is essential for executives to recognize that, in many cases, they might not be ready to lead the process.
  • Look for support! Whenever you are getting into territory you haven’t navigated before, it is always a good idea to have someone around to guide, support or advice you (or all 3 together). Someone who has no other agenda than making things happen with you.
  • Train a Pioneering Team: Before starting the implementation of a company-wide program, is very important to first train a small team within the company that fully adopts the new mindsets and that is respected by others. Once this team is attuned, the program can then be extended to other groups, maintaining a commitment to follow the pioneers. In short, before sharing and deploying a big and ambitious change program, make sure that at least a small group is one step ahead to lead the way.

The organization is DOING a lot in the name of change with regard to strategy, vision and business process. And your company has already invested millions in new product development/innovation, agile processes/structures, office design, change management protocol, new internal communication campaigns and many town halls. You even built beautiful digital centers of excellence.
 
 
 
“BUT STILL, TRANSFORMATION ISN’T HAPPENING FAST ENOUGH”
Meanwhile, new competitors are growing rapidly and creating a significant threat. Despite all the changes you have made, the market is telling you that you are not executing fast enough and the transformation is not happening deeply enough. Your brands and digital channels are growing X times slower than your competitors. Even your newer executives, hired from companies that were “born agile and digital” are experiencing surprising difficulties and unexpected blockages from within the organization.
You strongly believe that the company culture is what’s causing the lag, drag and counterproductive friction. Culture is unintentionally undermining the execution of your growth strategy. The organization is not moving forward in terms of the performance improvements expected by now. Your leadership team wants better results. Accordingly, you committed to your pioneering CEO that you would Transform (with a capital T) your company into a courageous and adaptive, high-performance culture — one that is fully engaged, agile, creative and collaborative…one that is more capable of digital-yadayada, customer-centribla-bla, etc.
“Transformation with a capital T, which we define as an intense, organization-wide program to enhance performance (an earnings improvement of 25 percent or more, for example) and to boost organizational health. When such transformations succeed, they radically improve the important business drivers, such as topline growth, capital productivity, cost efficiency, operational effectiveness, customer satisfaction, and sales excellence.” –Bucy, Hall and Yakola (McKinsey & Co.)
THE BIG “T” RARELY FOLLOWS A “DO AS I SAY” PATH; EVEN THE “DO AS I DO” PATH HAS LIMITS
Your C-suite peers and report directs are likely somewhat cynical about the idea of culture Transformation being successful at your company (and justifiably so) — not because they think you are insincere, but because they are convinced that the system “is what it is.” The system always wins, and the system itself lacks the objectivity to be fixed by the system.

Our traditions are usually stronger than our intentions to change.

Plus when the other execs talk about being on board with fixing the culture with transformation efforts, whether they are aware of it or not, they are likely talking about transformation with a little “t.” In the spirit of Bruce Lee, rather than being in such a hurry to fix it, we’re better off if we first focus on enriching our understanding of it. Most executive teams lack a shared language and understanding of this complex topic. Most HR and change management functions don’t have the expertise to best support the executive team with an effective orientation to the topic let alone help them make a conscious choice about committing (or not) to a strong plan to develop cultural empathy and lead the way. (The strong HR execs that do have the expertise, are often caught in a very tough spot, because they are viewed as part of the system themselves.)
Most executives are unaware of how unaware they are when it comes to leading Transformation and shaping culture. We are often unaware of our own contribution to the very thing we complain about. When it comes to the big “T,” we (leaders) are often the limiting factor. Here is what I mean: Many senior executives and their peers don’t really know how culture works from a socio-technical systems (see image below) standpoint. Most don’t know the difference between organizational culture and climate. Most don’t have a clear understanding of the levers for change, the sequence of steps, the essential versus important, etc. Most don’t have experience experimenting (and learning) with emerging best practices in adult development.
BEING > DOING; BUT MOST EXECUTIVE TEAMS AREN’T READY FOR THAT
You and your peers have earned the benefit of the doubt — that you are sincere about change (+ you have more than enough courageous) — but only you know if you’re serious about the deep (identity) work of Transformation necessary to change your individual and collective BE-ING level.
 

“Most are not serious about change because it requires senior managers to change their behavior. You know how corporate bosses can be. This is not always a very welcome method. I’ve been kicked out of plenty of boardrooms.” Eric Ries (author of The Lean Startup)

 
Unlike Mr. Ries, I am actually not advocating that you should (or shouldn’t) be serious about it. (No need to kick me out of your boardroom.) I believe it makes total sense if you’re not ready yet. I believe it depends on your business context and it depends on what you/your system truly value most. If you (and your system) value control, obedience and compliance to old norms – then it is a mistake to promise new standards of courage, collaboration and creativity. It is a mistake to make promises about the big “T” when you are only ready for the little “t.”
How do you know when you are ready? Typically, readiness doesn’t come until you have suffered enough trying to fix it the old way – just focused on the doing & trying harder. Once you are dissatisfied enough with your current-level results, then you are ready to consider expanding the goal beyond executing/DO-ING the little “t” and instead work on the big “T” = the BE-ING. Our biases/norms today cause us to react to change with a disproportionate reliance on the “DOING” (technical domains/hard skills, e.g., technology, behaviors) versus securing the path to value by also focusing on the “BE-ING” (human domains/soft skills, e.g., mindsets and identity). Devaluing serious attention on the human domain (in favor of the technical) has historically been the default protocol for most corporations. To succeed at the big “T”, we need both at full strength; we need to upgrade both.

While you may be pitching the big “T,” the majority of the executive team may only be agreeing to the little “t.” Despite the frustration and burnout, if they are not yet ready to agree to the big “T,” then be patient. They will be ready soon enough. For now, “no” is the second-best answer to “yes.” At least then, you can all make that choice consciously/more deliberately. Again, they will be ready soon enough to choose readiness. Change is a chronic condition. It is persistent and long lasting. There will be plenty more suffering. Eventually, once the suffering becomes too great…those of you that stuck around will collectively be more ready to courageously experiment with the deeper, more effective work of the big “T” together.
 

It’s not your fault if you’re not collectively ready for the big “T” right now – but nonetheless it is your responsibility.

 
Here is a sampling of consistent leadership team quotes from executives (in various states of individual readiness) across many different industries:

BLAME, DRAMA AND LACK OF TRUST ARE THE ENEMIES OF RAPID ADAPTATION & COURAGE
Many executive teams approach culture change with the wrong mindset and a limited set of tools. Few ever get to the real work of Transformation.
We often hear root-cause explanations (for why it’s so hard) that sound more like “blame-centric” perspectives and worldviews, suggesting that specific people (e.g., millennials, old-timers) “who just don’t get it” make the culture work difficult. Many of us get too caught up in the drama of focusing on where/who to blame for the lack of progress. The analysts/media will blame the brand (for being exactly what they said it was — sleepy, stuck in the past). The board will blame the C-suite. The C-suite/leadership team blames the board, and now they blame you, the CXO (but not to your face). The leadership team blames each other. The leadership team blames HR. The leadership team and HR blame middle management and their inability to “get with the program.” Middle management blames leadership and their unwillingness to listen. The frontline employees blame their direct manager and the corporate ivory tower. And the suffering continues.
This response is a reflection of the current culture. The culture is a reflection of the current (and past) leadership. This tendency for blame and persecution will only stifle improvement + learning & development efforts and make it even harder. I like to say, if it’s hard for you… then chances are you’re doing it wrong. There is a much more effective response available when the team is ready for it.
INDIVIDUAL COURAGE DOESN’T SCALE. COURAGE IS A TEAM SPORT.
It’s good that you are courageous. Unfortunately, courage doesn’t scale from an individual act. Courage is a group behavior. Individual heroics are distracting and represent a VERY misguided storyline when it comes to building a courageous culture. The reality is that most courageous individuals often appear less courageous when they are working in a low trust environment. Lencioni’s work showed us that when the environment is lacking trust then the consequence is a paralyzing sense of bystander-ing that occurs from a fear of conflict, fear of speaking up and fear of making mistakes, lack of commitment, etc.
Usually, at least one leadership team member (avoiding ownership of the trust issue altogether) will say something out of desperation to bring the focus back to courage like:
 

“I just want courageous people who will try new things and charge up the hill on their own; I want generals, not soldiers waiting for me to tell them what to do. They should know what to do by now. They’re either soft, they’re lazy, they don’t care or they don’t get it. People need to know we are serious about this transformation. Maybe we should fire some of the cowardly people to make the rest move faster.”

 

 
 
The overwhelming majority of your employees aren’t lazy and they aren’t cowardly. They aren’t stuck; employees do get it. Your employees are delivering on exactly what you/your system still values most. They are actually delivering on the current, unwritten norms of the culture = conformity.
Inside an organization, courage is not something you DO alone.
 
 
 
As the existential, humanistic psychologist/philosopher Rollo Reese May famously said (alongside Viktor Frankl and other major proponents of existential psychotherapy),
 

“the opposite of courage…is not cowardice; it is conformity”— it is the need to fit in. 

Courage, like conformity, has to be the group’s agreed-upon way of BEING – a group identity – for it to be scalable and sustainable.

We have to learn to make courage an act of conformity – not an act of valor. 

 
The expert way to do that, is to learn-by-doing – with the explicit intent of becoming. (check out this multi-dimensional example of “courage as a team sport” illustrated by the SPURS)

So if courage is a team sport, how do we make courage a cultural act of conformity?
Psychological safety is the answer, according to Amy Edmondson research from Harvard. Her work illustrates how great performers who find themselves in fear-based, aggressive-defensive and passive-defensive cultures will likely behave like they are afraid to make mistakes and therefore don’t take risks and don’t pursue learning new things as energetically (or as wide-spread) as courageous cultures. The same employees, once they transfer out of the fear-based environment into a constructive culture, will behave courageously in the face of new challenges and changing circumstances. The same goes for adaptability and agility. Most organizations learn in the long run that it is not simply about DOING courageous/agile stuff; it is about BEING courageous/agile. Transformation with a big “T” is a team sport. Transformation happens more quickly and more deeply in community. Culture = the visible and invisible norms (e.g., systems, symbols, behaviors) of our community. Culture is about learning what it takes to fit in—beyond the poster on the wall and the verbal and nonverbal messages.
BE-ING CURIOUS, BEING CLEAR AND BE-ING CONSISTENT
Culture is about decoding the way we get stuff done, successfully around here – historically, currently and ideally. Leaders have to be crystal clear, aligned and exquisitely consistent about their approach/curiosity to explore those gaps.

Leaders need a reliable, MRI level of detailed visibility into the invisible components of culture (and a simple model) to understand and discuss where you are currently as a culture — and where you want to be in the near future. You need to see clearly where you have anomalies of ideal culture success and current culture gaps. To have an effective culture strategy, you can’t afford to use anecdotes or guess about the gap to be closed. It is easy to check. “Check” means the expert use of qualitative and quantitative tools. “Check” also means ask. Just ask. And your openness to receive the answers matters. Culture isn’t declarative; it’s interrogative. Here’s a line of questioning that I use to check on the awareness, urgency and alignment of executive teams involved in both the big “T” and little “t” imperatives:
I’m curious…you are a year or so into this transformation…how’s it going? What are you most excited about? What are you most concerned about? How are you feeling about the transformation?

  1. What is the business reason/goal for this transformation? What are the key metrics used to measure degrees of success in the execution of this transformation?
  2. What are the business consequences of not transforming successfully? On a scale of 1 – 10, how important/urgent is this? What if you don’t intervene and people just do (think, relate, act) as they have been doing to date?
  3. IDEAL STATE: Do the executives who make up the leadership team have clarity about the ideal culture (vision) you are transforming to? Imagine if you woke up a year from now and find that the vision has come true and your goals have been accomplished. What does that look like? When culture change has taken hold, it makes it a lot easier and more likely to achieve your industry-leading/pioneering performance-level goals. How can you tell? What does that look like/feel like? What is different? What are some key habits and areas of mastery that you are excited about? What are people inside and outside your company saying about it?
  4. CURRENT STATE: Compared to this ideal, what is missing in the current situation? Do these executives have clarity about the current culture and where you are at now? Do you have individual and collective diagnostic tools? From your perspective, how do people need to perform differently in the next X years in order to transform?
  5. CULTURE PLAN: Do the executives agree on the gap to close? Do they agree on the plan, priority and sequence to close it? What have you done already? What is keeping you from closing the gap and shifting to the ideal culture? What are the identified blockers/obstacles?
  6. PERSONAL IMPACT: Why did you raise your hand for this? What matters the most to you? Why? What happens to you (personally) if you don’t accomplish the vision? What happens to the council?
  7. Does the leadership team have clarity, shared language and understanding about how culture evolves and the impact of history on the current state? Have they identified causal factors (e.g., systems, structures) that are part of the work climate? Do they understand how they reinforce and shape the current culture and what may be levers for change in improvement plans?
  8. How well does the leadership team embody the ideal cultural attributes? How are they being supported? Are they first going to create a shared learning environment for both the technical and human dimensions of change?
  9. How many people in the organization, beyond the leadership team, are being impacted by the transformation?

NEW CONVERSATIONS AND PERSPECTIVES ABOUT CULTURE
Senior leaders report culture as being critical to business success. A new approach is needed to support leaders responsible for shaping culture.

  • Understand and appreciate the complexity and unique culture perspectives of peers and experts.
  • Understand how culture is created and the impact of history on the current state as well as important aspects of the work climate that shape and reinforce the current culture.
  • Build a common language for understanding the layers of culture using qualitative and quantitative methods.
  • Discover how culture evolves. Identify paths that increase the likelihood of shared learning and positive results with any major change effort.
  • Identify causal factors (systems, structures, etc.) that are part of the work climate. Understand how they reinforce the current culture and how they may be levers for change in improvement plans.

It is always amazing to see what is possible when we engage each other in a newly designed dialogue/mutual learning experience. Some very insightful commentary and shifts of perspective take place. Where transformation is the goal, the unit of work is dialogue.
ADDITIONAL EMPATHY AND MOMENTUM
I am always reminded that we (leaders) have a lot to learn about the complexity of culture change efforts and the impact our own leadership has on keeping the status quo (traditions) in place — despite our intentions to lead change. Perhaps in conversations like these, more leaders can begin to see how MAYBE it makes sense that our people are stuck and confused about what to do with regard to culture change because we (the leaders) are stuck and confused too. Usually, that sparks an environment/energy that is more ready than ever to learn how to shift culture more quickly and sustainably.
THREE PART APPROACH TO BUILD A MORE COURAGEOUS CULTURE
The approach and sequence matter. The means is the end.

The idea of the work to be done is simpletest and learn what works (in the context of business) to help deliver better results + build stronger team trust + create stronger sense of individual fulfillment and satisfaction. The details of the execution are complex.

EVERY TRANSFORMATION JOURNEY IS DIFFERENT
It is about engaging with others differently. It is about how we choose to take care of each other while pursuing excellence, together. COURAGEOUS CULTURE IS A LIFESTYLE CHOICE
We can’t BECOME courageous just by deciding to do so any more than we can just BECOME healthy just by deciding to do so. Deciding isn’t the same as being. If everyone could just BE the better, more effective version of ourselves we would. We would all eat healthy, exercise, meditate and stop doing the old counterproductive habits that trip us up. We aren’t lazy, apathetic, lacking discipline or willpower.  We all have competing priorities – some we aren’t even consciously aware of. We are all at our own current level – working on our own next level. We are all somewhat socially-defined and self-authoring. We are all social beings. We all need to fit in. Courage is a group behavior & a way of working/BE-ING together. A courageous culture unleashes and amplifies our courage – it expands our capability to learn and adapt.

To win today, high-velocity organizations need to fuel unprecedented learning, awareness, people development, cognitive flexibility, complex problem-solving and impeccable coordination of action (at scale). To sustain it at scale, we need to build deliberately developmental cultures (mutual learning environment vs unilateral control) fostering safe, courageous, high-trust, high engagement, productive conflict/healthy debate, mutual accountability and a focus on results.
How will you help your organization become the kind of culture that is even more courageous, adaptive and agile? We (collectively) have to work on BECOMING that kind of culture over time – becoming an environment where diverse human beings can bring 110% of their grit, energy, intelligence, creativity and courage to bear on the increased challenges that face us all.
Change is a persistent, unstoppable, chronic condition (a 21st-century lifestyle) that we’ll always have to live with & embrace together as a group.
The condition is complex, but the treatment is simple. Do more of what makes you stronger: EQ/Mindsets+AQ/Muscle Building. Prioritize and strengthen the muscle groups that upgrade the culture vs fall victim to our unconscious obedience to current norms.
We’re all always working on culture — we’re either helping it become more adaptive and courageous or we’re unintentionally keeping it stuck.

In the first blog post of my Culture Shift Series, FROM Toxic – Defensive and Reactive – TO Constructive and Creative, I wrote about three warning signs your workplace culture might be toxic, I defined culture, and I explained how to begin a detox at an organizational level. Over the past 10 years, I have worked in organizational change, leadership and team development, and raising consciousness. Early on, my work focused more heavily on changing processes and systems with less emphasis on personal transformation. The thinking was if we can get these systems in place and get people to buy in and adopt them, then the change will be successful. What I noticed with this approach was a lack of sustainability in the results, so I evolved my focus to the interconnection and interdependence between personal and organizational transformation, which is the human dimension of business.
An organization’s future is created through the choices the individuals within that organization make. What is the mindset shift that is needed at the individual and team level to enable sustainable behavior change and support culture transformation? The organization cannot transform unless the people within the organization are willing to challenge long-held beliefs, biases and assumptions so they can source new aspirations, possibilities and choices. Choice follows awareness.
The challenge for most of us who work with other people is it is easier to focus on what someone else is doing, like your boss, co-worker or employee, and blame them instead of focusing on what you can do and how you might be contributing to the problem. Unfortunately, you cannot change other people. Who you can change is yourself and who you would like to be to shape the future.
For me, personal transformation begins with acceptance and making peace with the present. From this space, I find it easier to open up, invite curiosity versus judgment, and access my inner wisdom to source a fresh perspective and explore my options. Here are some of my practices when I need a reset or find myself stuck.
Personal Transformation — Detox 101
Make peace with the present: Accept where you are now and appreciate all the things you are experiencing, even if some of them are really frustrating. These experiences are shaping and growing you.
Access your personal power: Remember, you are at choice. The way I come back to choice when I am feeling stuck and blaming others is to remind myself: I am choosing this job or this relationship so I am also choosing all of the stuff that comes with it right now that I don’t want. This shift in attention creates different energy and helps me reclaim my power as a creator in my life.
Imagine what is possible: Allow yourself to dream and think bigger. What do you really want? What brings you joy, fulfillment and satisfaction?
Reflect on what isn’t working: This requires accurate self-assessment and a willingness to move from complaints to solutions. What small changes can you make now?
Align vision with values: Vision is knowing what you want for your life. Values are who you want to be while you are in the process of creating your vision. Whether you get what you want or don’t get it, pursuing your dreams in a way that is consistent with your values is what ultimately brings satisfaction, fulfillment and inner peace.
Address any unresolved matters: What grudges or grievances do you need to let go of to free up your energy? Do you need to make any apologies or forgive anyone?
Establish boundaries: You set boundaries by stopping certain behaviors of yourself first and then making clear requests of others. Get clear on what is OK and what is not OK. Take greater responsibility for your commitments, and look at your motives for saying yes and no.
Elevate your personal standards: No gossip, complaints or negative self-talk this week. Practice being impeccable with your words. Before speaking, ask yourself: Is it kind? Is it necessary? Is it true?
Practice gratitude and appreciation: Studies show that regular practice of gratitude and appreciation, including writing down the experiences you are grateful for or making a mental list, can lead to better health, less stress and a more optimistic outlook on life.
Ask others: Choose three to four colleagues and ask, “What one thing could I do that would make the biggest difference in our relationship?” Then just listen and say thank you for sharing their perspective. If you are in a leadership role or manage others, consider requesting a 360° assessment.
Build a support team: You don’t have to do it alone. Think about the support you need and what would help keep you motivated and accountable. Ask for help and celebrate successes along the way. Consider engaging with a coach or a mentor.
You are part of a whole, so choosing your thoughts, words and actions with increased awareness of the impact and having clear intention will contribute to creating a more constructive work environment. Richard Fields writes in Living Mindfully, “One thing we know from learning theory is that we get more of whatever we practice and repeat in life.” Practice well. Then repeat.

Three Warning Signs Your Workplace Culture Might Be Toxic and How to Begin a Detox

Recently I was in a coaching session with a client who was worn out and frustrated in a way that felt different than our previous meetings. He was doing his best to stay resilient in the face of many recent and significant challenges at his workplace. At that moment, he reflected on how he was contributing to the problems he was facing. He then paused and asked me, “How do you know if your workplace culture is toxic?”
We explored his inquiry further, and I asked some more questions to understand what he was seeing, sensing and hearing from others on his team. In this series of blogs, I will be sharing my reflections sparked by this conversation and take you deeper into our approach to culture transformation.
What is culture?

  • Culture is a set of learned beliefs, values and behaviors that have become the way of life in an organization;
  • It results from the messages that are received about what is really valued around here;
  • Most of these messages are nonverbal;
  • People pick up these messages and adapt their behavior to fit in.

Your workplace culture is either an enabler or detractor of success, fulfillment and well-being. Leaders set the tone, showing what is valued in an organization through behaviors, symbols and systems. Most simply, people are watching those who are successful and have status in a group and ask themselves, “What do I need to do to fit in and succeed in this environment?”
As social and emotional beings, we have a deep need to belong and also to be valued for our unique contributions. When this doesn’t happen in healthy, mature and constructive ways, we seek out ways to get our needs met in unhealthy, immature and destructive ways. This usually happens at an unconscious level being driven by underlying insecurities, fears and patterns of reactivity and defensiveness — toxic behaviors. Toxic literally means poisonous, and toxic behaviors drain life energy out of people and create distrust. When our motives, language and actions become harmful to ourselves and to others, it is time for a detox.
Three warning signs your workplace might need a detox:

  1. People don’t feel safe to take risks and are on the defensive.

When people don’t feel safe, their energy is spent trying to protect themselves, which leads to not taking risks, less creativity and innovation — and most damaging, distrust in their relationships. What are some common threats to feeling safe in the workplace that would cause you or others to go on the defensive?
Behaviors such as put-downs, sarcasm, negative tone of voice or body language, bullying, inconsistency, rigidity, exclusion, favoritism, controlling, lying, blaming, shaming and manipulation are some examples. At various times, we have all probably been the recipient and the deliverer of some of these threatening behaviors, even if it was unintentional.
Defensive patterns happen unconsciously. When we are overwhelmed and stressed or feeling threatened, the higher order “executive functions” of our brains shut down. Critical decision-making reverts to the more primitive and reactive brain centers, which increases our tendency to fight, freeze or flight. If the record of experiences stored in the hippocampus tells the amygdala that it is a fight, flight or freeze situation, then the amygdala hijacks the rational brain, which can lead a person to react irrationally and destructively.
Unfortunately, these types of behaviors happen all too frequently in the workplace and contribute to creating toxic relationships and conversations. Taking ownership for how you could be contributing to the problem either through action, inaction or tolerance is the first step. Being open to assessing your own thinking and behavior patterns and comparing them with how you are perceived by others can help you to identify passive and aggressive defensive styles that sabotage your effectiveness as well as constructive styles that are more effective. These can also be assessed at a team or enterprise level to identify specific change levers for culture transformation.

  1. People don’t have clear plans, goals and are working in silos.

If there is misalignment at the highest level in the organization regarding strategy and business priorities, this cascades down to the rest of the organization. Depending on defensive styles, I have seen executive leaders and managers begin working aggressively toward competing goals and commitments, positioning and posturing themselves in their silos or passively “going along to get along” to avoid conflict. Even with the best of intentions, people often repeat ineffective defensive patterns out of habit during change.
In the face of uncertainty and lacking information, people make assumptions about what is happening and why. These stories often fuel feelings of fear, unhappiness and frustration, leading to disempowerment and resignation. People are less productive, they disengage, and both execution and collaboration suffer.
How can you best respond to this challenge? Working with your leaders to understand the business priorities and establishing clear goals, plans and expectations in alignment with the strategy reestablishes focus and purpose for team members. The majority of people want to do their best and will take initiative and propose solutions when there are clearly defined objectives, plans to achieve them and structures for mutual accountability.

  1. Managers don’t know what is important to people on their team.

Think about the worst manager you have worked with during your career and their characteristics. Typically, when I ask people to reflect on this, they say things like they don’t know me, they don’t care, they don’t have time to meet, they don’t listen to me, they know it all, and they seem most concerned with their own accomplishments and success.
Human beings want to be seen and valued for their contributions. Linking people’s work to something that is meaningful to them is the strongest foundation you can build for engagement. Connection to personal values provides a sense of purpose and a compass to orient individuals when times get tough. Values are the point of greatest leverage for people because they remind them who they want to be and what is important to them when things aren’t going the way they hoped.
Creating a culture where listening to what matters to people will help your organization to better care for them, validate and appreciate their strengths, and offer them opportunities to continue to stretch, learn and grow. When people sense you care about them and want the best for them, they feel safe and respected, and they will usually bring the best of themselves to the challenge.
How to Begin a Detox
The purpose of a detox is to cleanse or reset the system. Here are some tips to get you started.
Raise your awareness: A detox begins by acknowledging what isn’t working and creating a desire for transformation. This is an invitation to look within yourself and your organization more deeply to diagnose and surface what’s happening with both qualitative and quantitative data. This will help you to understand the current culture challenges and opportunities as well as the “from – to” mindset shift needed to enable sustainable behavior change and the key levers for organizational transformation.
Alignment: Partner with key stakeholders to build the business case for change, identifying a clear connection to how a toxic culture undermines execution of business strategy. Design a customized culture transformation plan, integrating values-based mindsets, behaviors, systems and symbols needed to execute in alignment with your business priorities.
Action and accountability: Support leaders and teams to embed desired mindsets and behaviors into the day-to-day rhythm of the business with coaching, pulse checks and metrics to measure impact.
Culture transformation can take years. However, one positive change or choice typically leads to other positive changes and choices. How you choose to respond can influence and impact those you work with in significant ways over time.

CHANGE IS A CHRONIC CONDITION

THREE SOFT SKILL PRIORITIES THAT EFFECTIVELY 
TREAT THE LEADER (WITH THE CONDITION) VS. 
TREAT THE CONDITION (IN THE LEADER)

Some of us are more successful than others in the face of the change epidemic that we find ourselves in. Most of us leaders orient to change and transformation with the wrong mindset and a limited, outdated set of tools. All of us are pretty late, though, with regard to following the most effective treatment. Nevertheless, thank you, Thomas Friedman and each one of you reading this. “Thank you for being late”(versus choosing not to show up at all). Late means you are here alongside the rest of us. I’m glad you are here. We may have a long way to go before we get clear on why we are here, but we are beginning to see that your treatment is bound up with mine, so let’s get serious and work together.
Here’s a perspective on the good news, the bad news, the reality, and a more effective treatment.

THE GOOD NEWS
Now that we are learning to address change more seriously, moving beyond mere coping strategies, we see its full and exigent nature. Change isn’t a “problem” to cure, a challenge to beat, or a phase to get past. Change is a persistent, unstoppable, chronic condition(the 21st-century lifestyle) that we will always have to live with and embrace.
Everything we need to be unstoppable ourselves and to get to our next level of performance (whatever we decide that is) is already inside of us. We have more than enough capacity for change. That’s how we became successful in the first place. We already have our 10,000 hours of leadership practice. We aren’t lacking discipline, willpower, grit or hard work ethic…and no, we don’t need to consume any unicorn DNA from Silicon Valley entrepreneurs to improve our decision-making in response to change (although it wouldn’t hurt to channel our “inner-Andreessen” a bit more often).

Each of us is born with all the capacity we need for effectively dealing with change. Our amazingly antifragile brains and human spirit are why we are the most dominant species on the planet. You already know everything I’m sharing with you here; I’m just reminding you that you know it.

THE BAD NEWS
Not all of us have the conscious awareness to convert capacity into capability. Not all of us have chosen to do what it takes to bring the capability“online” yet.
We may all be sincere about our change goals, but very few of us are serious about waking up to the deep work that enables us to become the kind of leader who can actually facilitate an adaptive enough environment where transformative results are possible for our families, teams, businesses and communities.

Chronic conditions don’t improve without intervention — when we ignore the symptoms and behave as if maybe it might slow down or the worst of it may almost be over, or maybe we can wait it out and our old success formula might kick in again and take care of all this VUCA.
As with most chronic conditions, we have spent the last few decades developing unhealthy habits and blind spots when it comes to dealing with our chronic condition of change (e.g., denial, misdiagnosis, mistreatment, delay/stalling techniques, reactivity, toxic positivity, “Victim” mindset, “Knower” mindset, front lines blame the senior executives, senior executives blame the front lines, episodic/event-driven training, treating culture change and transformation like a communications project, we intellectualize change content but don’t operationalize change readiness).
We all suffer and cause suffering when we choose to avoid the serious transformation work. This is primarily a result of our lack of mastery at staying conscious/awake. “Avoiding” is a default/autopilot tradition fueled by our lack of awareness. It is an ineffective response to change. It promotes resistance, suffering and long-term, permanent damage. Avoiding the anxiety and suffering actually causes MORE anxiety and suffering.

A recent study by Dr. Srinivasan Pillay, an international expert in burnout stress and anxiety at Harvard Medical School, found that 96 percent of senior leaders reported some degree of burnout; one-third described their burnout as extreme. Dr. Daniel Friedland, MD, and founding Chair of the AIHM (Academy of Integrative Health & Medicine), describes in his book “Leading Well From Within”a neuroscience based framework for conscious leadership, that: “burnout is an ominous triad of symptoms in which individuals experience emotional exhaustion, feel disconnected in their relationships, and experience a reduced sense of personal accomplishment in their work. Dealing with burnout is not only debilitating for the leader, but the leader’s stress can ripple through an organization, eroding the culture and significantly impacting employee engagement and the bottom line.”
Understandably, under stress, we often unconsciously succumb to the short-term avoidance and tension relief of dopamine…unknowingly feeding our brain’s bias for the status quo/homeostasis. Our default reactivity causes us to miss this moment of truth altogether because of our acceptance of temporary relief substitutes. Our satisfaction with these substitutes deceives us and stands in the way of our power to choose more effectively — to consciously prioritize serotonin and deeper, long-term happiness. When we settle for less (like this), it comes at a cost to ourselves and to others.
We haven’t brought the antifragile capability of our brains fully “online” yet, despite knowing that, in our lifetime and our children’s lifetime, there will only be chronic, irreversible change.
Like most chronic health conditions, it is persistent, frequently recurring or otherwise long-lasting in its effects. It is life long, and because it will last until we die, it is terminal. The speed of change is advancing far beyond our comprehension. Things will never be this slow again. 
That’s all we know for sure. It’s never going to go back to the “good old days.” Complex-adaptive systems like ours (e.g., company, community, country, planet) don’t transition backward. No wonder our brains tend to avoid all of that and go back to sleep — back to a ZOMBIE-like autopilot.
Nevertheless, things will never be this slow again.

THE REALITY
Change isn’t good or bad; it just is what it is. Change always happens; resistance and suffering always happen; and the right change always wins (in the end). What if we could reframe our orientation to change and learn to live with this chronic condition (stay in the tension together) in a healthier, more effective way — a way that reduces the unnecessary suffering and brings us more happiness and fulfillment?
In business transformation, when we treat the disease in the patient versus treating the patient with the disease, we fall victim to our own counterproductive form of mistreatment. We mistakenly wind up focusing more on the technical side of change and devaluing the human side of change. Our biases today cause us to react to change with a disproportionate reliance on the “DOING” (technical domains/hard skills, e.g., technology, behaviors) versus securing the path to value by also focusing on the “BEING” (human domains/soft skills, e.g., mindsets and identity). To succeed, we need both at full strength.

The hard skills/soft skills perspective has changed dramatically according to leadership research like this “Street-Level View” on Leadership Effectiveness and its impact on business performance, where senior leaders describe in their own words how leadership effectiveness (creative vs. reactive) correlates to performance and results (the return on leadership). They defined most key hard skills as table stakes and soft skills as being where you get a multiplier or canceling effect on leader effectiveness. Historically for some leaders, their over-indexed reliance on hard skills got them pretty far up the ranks. Today and into the future, leaders are reporting that their deficits on the soft skills side (their reactive liabilities) are actually canceling out their technical strengths. A lack of strength in soft skills creates a leadership-canceling effect — eliminating even a minimally acceptable return on leadership effectiveness.

As leaders of the organization, we repeat convenient myths over and over again, and we have no trouble finding plenty of people who will agree with us:
We complain: “People resist change…nothing we can do about that.”
MYTHBUSTER: People don’t resist change; we resist loss.
We conclude: “That’s just the way it is…change is hard.”
MYTHBUSTER: The reason change is “hard” for us is because we’re doing it wrong….
We justify: “We don’t have time to do the deep work of change.”
MYTHBUSTER: The scarcity of time perspective comes from how we confuse the “convenience of physical time saving with the convenience of not extending ourselves for the quest of something better” (from one of Seth Godin’s blog posts).
We profess: “I got this; I’m on board with change; I’m not the problem, it’s them; fix those resistors over there.”
MYTHBUSTER: We aren’t the heroic revolutionaries that we think we are. We are just as much of the problem as the resistor/naysayer, perhaps more so because we can’t recognize our own unconscious complicity, consent and bystandering in our nonresistance. All of us “nonresistors” are what give the status quo its power — not “them.”
Most of the misdiagnosis, mistreatment and myths around change cause us to employ a common stalling technique of focusing disproportionately on the technical/hard skills and just tweaking the system and trying harder (trying mostly the old way but harder) — just suck it up; be positive; muscle through it.

Someone tells us how to behave differently and “do” different things if you want a different result (and at some point, one of us usually talks about “cascading the WIIFMS” and/or quotes Einstein’s definition of insanity as the end-all-be-all advice for change, sigh. I love Einstein, but I hate that quote. As profound as that quote is, it seems to cause us to intellectualize the point more than operationalize action). We’ve been trying that stuff for a long time and look where that’s gotten us.
Underinvesting in the human side is NOT helping us adapt more quickly. We don’t get better in time; we just cause more suffering and permanent system damage. The data shows it is no myth that we are beyond stressed — suffering from high degrees of burnout, tension, drama and frustration that are pervasive in the systems we work in.
Nevertheless, things will never be this slow again.
It should feel like a relief to at least have a proper/useful diagnosis. After years of feeling like something was wrong with us because we were struggling just to keep up at our “current level” let alone get ahead and progress to our “next level”— at least we know we weren’t imagining all of that — we weren’t crazy after all.
GoodNow we can treat our condition more effectively.

THE TREATMENT
The condition is complex, but the treatment is simple. As technical domains accelerate change exponentially, they pave the way for higher-level work and soft skills. Yuval Noah Harari says that we can’t recommend with certainty what skill sets we should be teaching our kids (today) to make sure they are relevant contributors in the 30 years ahead, but he says our best bet is to:
“develop their emotional intelligence (EQ)and their resilience (AQ); their ability to keep changing and learning to embrace change all the time”
Living successfully with change is easier when we match our investment in hacking machines with an equal and/or more holistic/integral investment in “hacking humans”. Not just to protect our individual operating systems from surveillance capitalism but “hacking humans” in order to unleash/fuel unprecedented vertical learning, people development, emotional intelligence, adaptability intelligence, cognitive flexibility, complex problem-solving and impeccable coordination of action/effective execution (at scale without compromising trust or momentum) to continually adapt our organizational cultures to be more constructive
Business leaders and talent development both agree: “Training for soft skills” is the №1 priority for talent development.
“In the age of automation, maintaining technical fluency across roles will be critical, but the increasing pace of change is fueling demand for adaptable, critical thinkers, communicators, and leaders.” — LinkedIn’s 2018 Workplace Learning Report
Our current and future generations of leadership will focus on strengthening the most essential mindsets and soft skills of our time, to drive business growth and healthy transformation without sacrificing trust or momentum (i.e., collaboration, adaptability, creativity, persuasion/influence, attention management/prioritization), according to the most recent LinkedIn Workplace Learning Report, and similarly reported in complementary research (e.g., NLC Assessing the Future of Our WorkWEF The Future of Jobs ReportWEF Center for New Economy and Society Insight Report Towards a Reskilling Revolution in collaboration with Boston Consulting GroupHarvard Business Corporate Learning’s State of Leadership Development Study).

THREE SOFT SKILLS PRIORITIES — HOW TO GET TRACTION
Here are three soft skills/priorities to work on (forever until you die) that will help you and future generations of leaders effectively treat a chronic/lifelong condition like change. Mastering these practices will help lead the way toward healing and generating masterful results.
There are expert training regimens for each of these three soft skills priorities.
SOFT SKILLS PRIORITY NO. 1: TAKE CARE OF YOURSELF FIRST, SO YOU CAN TAKE CARE OF EACH OTHER BETTER…AND THEN TOGETHER WE GMSD (get more stuff done — the right stuff).
We are more effective leading through change when we learn to see the world and the work with new eyes. When we see the work in 3-D, we can focus and facilitate (and measure) the direct business benefits across three dimensions of success and three levels of depth:

The self (I): Facilitate high engagement/fulfillment
Explore how to expand/shift your identity and perspective — opening/awakening to see more. This is a more existential topic connected to our human propensity to learn and grow all the time (e.g., physically, emotionally, intellectually, spiritually) as conditions permit (internally and externally).
The team/relationships (WE): Facilitate high trust
When we show up strong as an individual, fully engaged, fully alive, we can contribute more to the team and facilitate the higher levels of trust needed to work through change and uncertainty.
The team can be expanded into the broader culture/system in which these folks operate. Since the culture/system always wins, we should intentionally explore how to make sure the culture/system is enabling, embodying and amplifying growth potential at individual and team levels versus impeding the individual/team progress with demoralizing organizational contradictions.
The task/achievement (IT): Facilitate high performance
High-performance results come from high-performing teams. The pursuit of excellence and execution standards are never compromised or softened when you focus on building soft skills; they are only strengthened. But we need to be focusing on different levers of change and sourcing from potentially counterintuitive sources of energy (not just the carrot and stick).
Focus on seeing every situation, every interaction and every challenge/strategy through this 3-D distinction. And focus on over delivering on all three dimensions of success simultaneously. The next level of high performance and adaptability (at scale) will consistently source from this multidimensional model.

SOFT SKILLS PRIORITY NO. 2: BUILD STRONGER MINDSET MUSCLES.
The reason for a specific sequence of teaching/training (mindsets first) is around the understanding that any new skills/behaviors, even the most common sense tools/skills/mechanisms, will not get sustainable traction if exercised/practiced on top of the current level mindsets/identity. Start with vertical learning: Start at the mindset/identity level while also progressively adding in more and more of the horizontal tools/skills.

As you already know, the problem with growth/change isn’t what the leader knows but who the leader is (our identity/mindsets), who we are becoming (expanding/growing into), and what level of thinking capabilities (complexity, systemic/strategic, interdependent ways of thinking, relating and taking action) we have access to.
Focus on variables in our control: Victims of change can’t innovate nor lead themselves (let alone others) through change. Victims see the world doing “it” to them; they can only react. They tend to perpetuate the myths about change. The “Victim” mindset is a leader’s (and culture’s) kryptonite. It comes from an unconscious focus on the variables outside of our control. We overcome that “Victim” mindset (reactivity) by building up our Player (Protagonist/Creator) response muscle memory by focusing on the variables that are in our control. We can’t control our psychology until we get ahold of our physiology, so it takes some time to learn how to turn off the hardwired fight and flight reactivity. But we can quickly learn to source from the “Player” mindset and play the hand we are dealt — no more sideline victim responses taking ourselves and our teams out of the game. Exploring these implications of being response-able vs. blame = the practice of self-empowerment and helping others find their power under stress is the most productive (superhero-like) way to work through chronic change.
Focus on learning, not knowing: What we know — our expertise — has a short shelf life. Our “Knower” mindset is an unsober mindset full of cognitive biases that unconsciously condition our thinking patterns and behavior based on old knowledge. We need to expand our options in addition to what we currently know and make room for lots of options outside of our current perspective. When we understand our traditional relationship to failure, learning, default thinking patterns and behaviors, we can choose instead to more often source from a more effective “Learner/Growth” mindset as opposed to being a “Knower/Fixed” in time. Our curiosity muscles drive our creativity/innovation muscles. But first, we need to learn how utterly reliant curiosity muscles are on our humility muscles. Ontological humility is the gateway to focusing on making sure our perspectives are expanding and we are becoming changed (by the process of learning). Learning how to stay in the ever-expanding “stretch” zone tension, learning how to help others expand with you, and growing to love/crave the “wobbly” feeling that coincides with the emotional labor of learning new things is where exponential growth meets exponential change.
Focus on essential integrity: Results are conditional, but WHO we are and how we treat each other while we work through change is unconditional. Our values, our purpose and the guiding principles that we stand for are always unconditional. They serve as our grounding — our sources of certainty in the face of uncertainty. It is wildly comforting for leaders to know that we can actually control something. We can take 100 percent responsibility for walking our talk. We feel infinitely stronger delivering on these values in pursuit of business goals no matter how the world around us changes. Most leaders don’t talk about these kinds of assets with their peers. When they learn to inventory them, share them and operationalize them, it is incredibly powerful on so many levels. Most do not have their own explicit measures/standards of integrity consciously present for themselves when they need them most, let alone tracking them like their most precious KPIs. When they do, it creates a substantial shift in the way they respond under pressure and the results they can create. Just doing different leadership things isn’t enough to generate the results we are committed to. We have to focus on our identity and on becoming transformation leaders — the kind of leaders who are walking embodiments of a transformation.
SOFT SKILLS PRIORITY NO. 3: LEARN BY DOING. GET YOUR REPS IN WHILE WORKING.
For sustainable progress, we need to focus on consistency over intensity. That will get us the maximum number of reps per decade. We don’t want this to feel like a New Year’s resolution. We are working on building healthier lifestyle habits, so the approach that works best with adults is to “learn by doing.”Adults learn more deeply and more quickly when they learn together in the context of business — learn during work, at the “point of need.” Treat everything like a business prototype, because it is. Apply your reps for №1 and №2 above on real issues/challenges versus just attending training events. We will need extensive, live-action practice reps, applying mindsets and skills training to personally relevant business initiatives, in order to learn how to override our automatic/default reactive, stressed-out brain responses and become the kind of leaders who can lead this transformation more effectively.
Don’t wait until after the big push, the project craziness is over, or after things “calm down” to get your reps in. Expanding these integral muscles happens in the middle of the work and the craziness. The “craziness” is always a great reason to practice and the best arena to practice in= high-quality reps. Show up, jump in and get messy! Here’s a quick example of how these soft skills apply directly to getting the work done. EFFECTIVE EXECUTION: Coordination of action (at scale) is only possible thanks to high-performing teams. That’s why all leadership teams focus on this Holy Grail. High-performance teams require high trust + high accountability = networks of endless commitments (requests + promises honor that request) to get X done by Y time to accomplish ABC goals. Raising our standards of making, keeping and checking on commitments for the sake of effective execution, better business outcomes and stronger business relationships (more trust) is a soft skill that can’t be outsourced to a checklist or project management software. We have to get our reps in while working together.
There are expert training regimens for each of these three soft skills priorities.
SERIOUS VS. SINCERE 
If we are serious about the way we are going to treat this, we will drop everything, including most of our current (important but not essential) learning and development efforts, in order to focus available investments on the deep work of transformation leadership, building organizational agility, innovation competency and culture change. Every other discretionary training investment is a distraction. It’s all a contributing part of our unconscious, long-term procrastination techniques that invisibly direct and preserve the status quo in our lives, even when we sincerely want to change.
Don’t just be a better leader; be a transformation leader. Prioritize the soft skills. Prioritize what needs to transform and why it matters to you. Prioritize which muscles need to be developed and in what integrated sequence — then get your reps in. Embed an expert-guided, deliberate practice into every day, and embrace the lifestyle changes that need to be made. Be kind to yourself as you prototype your own sustainable rituals and rhythms that you can fall in love with.
Don’t just try harder; trainTweaking the system is not enough. Hacking/dabbling undermines the leader we need you to be. Train like you’re truly committed to developing these new muscle groups for the long term by making irreversible lifestyle choices. Play the long game. It’s the only constructive game that works on a chronic challenge like change. Lets treat (support) the leader with the condition — lets not waste time treating the symptoms of the condition in the leader. Everything else is equivalent to playing small & sitting on the sidelines, waiting for time to run out (nothing but self-imposed, impotent regret, bystandering and resentment on the sidelines) — we’re better than that.
Don’t just train alone; train togetherPractice not quitting…together. Even a bad practice session is better than skipping — even do a “mulligan” — they are free and work really well too. Life is the dojo; life is the curriculum. There’s nothing to figure out, nothing else to go find. Drop everything that stands between you and your “dojo.” Let’s do more of what makes us stronger. Lets do the “pushups” together. Keep calm. Stay conscious. A boost in mental toughness will have an integrated, compound effect on us physically, emotionally, intellectually, spiritually.
You’re here. I am here. Let’s get serious about our treatment protocol.
Let’s get serious about the way we teach each other, to treat each other, while working. For the sake of better short and long term business outcomes on all three dimensions of success, let’s get serious about our soft skills training.
Because nevertheless, things will never be this slow again.

Change is easier when…we can see our knower mindset not knowing a thing.

Our knower mindset is an UNSOBER mindset. Our knower mindset undermines our intentions, our values and our walk…because it creates an illusion of sobriety and a toxic fabrication of the truth.

Our knower mindset is more UNSOBER than when the mind is under the influence of alcohol, hallucinogenic drugs, psychoactive drugs, psychedelic drugs and other mind-altering substances. At least with these known intoxicants, there is some acknowledgment of our UNSOBERNESS.

Our knower mindset disguises an overvaluation about knowing (especially in the face of VUCA) and preserves a fallacy about the value of knowing (e.g., knowing about our cognitive biases is not enough to overcome them. See The GI Joe Fallacy).

In successful corporations, we value knowledge, expertise, best practices, proficiency, hiring people with answers, etc., — “knowledge is power,” as they say. So are you saying that “knowing” is bad?

Of course not. We believe that knowledge is fundamental to business success. The knower mindset has nothing to do with knowledge. The knower mindset (and corresponding ‘know-it-all’ behavior) is detrimental to effectiveness and sustainable performance; but knowledge, expertise and knowing about the business is critical and fundamental in any endeavor. Our companies need executives, managers and employees who really know their stuff. And at the same time, not being able to admit that there is a provisional condition where you ‘don’t know’ or you don’t have the answer is also critical. ‘Not knowing’ is a precondition to learning; it is very difficult to learn if you cannot be in a place of ‘not knowing’ albeit temporary.

The knower mindset is often more about saving face. We often source from the knower mindset when our identity/self-esteem becomes unconsciously attached to our status of knowing. That makes it extremely challenging to admit you don’t know something. This attachment to expertise + certainty invites biases or blind spots that make us less effective, depending on the situational context. The knower mindset breeds passive-defensive norms, aggressive-defensive patterns, internal silos, perfectionism, avoidance and unhealthy competition. It is unconscious and ineffective; it is unable to elevate thinking or engage the energy of others.

We fluctuate back and forth between knower mindset and learner mindset. What if, in addition to being very knowledgeable, we also could be exemplars of learning at the same time? What if we could facilitate a high-performance culture that embodies the learner mindset: expertise + curiosity? What if we celebrated new standards of humility or NOT KNOWING just as much as KNOWING? What if learning and curiosity were viewed as acts of conformity? Wouldn’t that help accelerate our teams’ readiness to adapt to change? Wouldn’t that increase effectiveness and business outcomes in the face of increased change?

How much do our organizations value KNOWING over not knowing?

Here is a snippet from Dr. Robert Kegan and Dr. Lisa Lahey, gurus on adult development at Harvard, from one of their more recent book interviews:

“Let’s be blunt: In the ordinary organization, nearly everyone is doing a second job no one is paying them for — namely, hiding their weaknesses, looking good, covering their rear ends, managing other people’s favorable impression of them. This is the single biggest waste of a company’s resources. Now imagine working in a place that is sending the message, every day, ‘We hired you because we thought you were good, not because we thought you were perfect.’ We are all here to get better, and the only way we will get better is to make mistakes, reveal our limitations, and support each other to overcome them.”

“Do you worry more about how good you are or how fast you are learning?” asks Ray Dalio of Bridgewater, another company we studied.

But given the increasingly VUCA world of the 21st century (volatile, uncertain, complex and ambiguous), we’ve come to believe that being a great place to work is not enough. Organizations need to operate as great places to grow. High levels of trust, camaraderie and pride are necessary but not sufficient.

Organizations need all of their people from the C-suite to the frontlines continuously developing and deploying higher levels of capability to match the rate of change going on around them. Changing your business model or value proposition, entering a new market, responding to a new competitor, developing a new product or service, restructuring your supply chain or service delivery process — these are all highly complex challenges.

Organizations face more of them now than ever before and at an ever-increasing pace. Meeting those challenges requires something more than smarter strategy; it requires smarter people — people who can overcome their blind spots, who are neither overly confident nor overly humble, who can stand on the field and get above it at the same time.

Peter Senge says that learning organizations are where:

  • People are continually learning to see more and expanding their capacity to create the results they truly desire.
  • New and expansive patterns of thinking are nurtured.
  • Collective aspiration is set free.

Learning how to master our mindsets/biases more effectively is the No. 1 personal and business challenge from which all our other challenges are born. All of us in leadership (at home and at work) today are universally, somewhat “over our heads,” responding effectively to the rapid pace of change and need for constant adaptation. So in the face of new possibilities, we need to soberly shift into learner mode more often. Learning organizations, learning environments and learning individuals will quickly evolve into the most adaptive and anti-fragile communities of the future. Others will follow suit — or likely suffer unnecessarily.

Times have changed. The last 20 years have brought as much change as the previous 50 years combined. This increasingly rapid change has created new challenges for today’s modern enterprise. Do you feel it? This new context or “new normal” is characterized by something experts have come to call, “Living in a VUCA world.”
LIVING IN A VUCA WORLD
This new VUCA world is characterized by volatility, uncertainty, complexity and ambiguity. Add to this the increasing forces of “velocity” that drive the need for speed, and “transparency” that drives a need for more effective communications, and we begin to see how the environment wherein project management occurs has changed drastically from what it was just a few decades ago. This new normal impacts how project managers make decisions, plan, manage risks, manage change and solve problems. When was the last time someone told you, “Take your time” or “Don’t worry, someone else will figure it out”? Exactly!
In today’s VUCA world, project managers need to move beyond receiving information to the leading activity—from organizing spreadsheets to managing people and their multiple positions of interest, and from tracking activities to being business partners who understand the subject matter of their clients, help to foresee risk, propose solutions and challenge their client’s approach so as to maximize effectiveness. In the end, what clients want can be summed up by Larry the Cable Guy, “Git ’er done.”

SEVEN CONSCIOUS PROJECT MANAGEMENT CAPABILITIES
What follows are seven conscious project management capabilities for today’s VUCA world. Do you have them all? If not, it’s time to start working on them.

  1. LEADERSHIP

Today’s project managers need to lead and manage teams, set a clear vision, get buy-in, motivate teams, coach them, inspire them and resolve conflict effectively. Without good leadership skills, people and teams can become demotivated and burn out, thus impacting the quality and timing of a project. To avoid this, today’s project management requires developed leadership skills that help project managers lead both strategically and operationally.
From a strategic perspective, project managers need to understand the business value proposition of the project and then be able to communicate it effectively to work streams and teams. They need to be able to clearly explain the work stream’s role and contribution to the project in the context of the desired value proposition to the business.
As projects move faster and include greater complexity, it’s important to be able to get people and team’s buy-in on both high-level strategic positions as well as commitment to more tactical tasks. This requires sensitivity, empathy and clarity—all essential to self-awareness, emotional intelligence and the development of leadership skills. This means sensitivity to the needs of the business to assure alignment; empathy for the work streams, their requirements and task load so as to continually load balance teams effectively; and clarity of direction, risks, milestones and mitigation plans so as to maximize time and resources. Together, sensitivity, empathy and clarity create buy-in.
Once buy-in has occurred, the project manager needs to leverage leadership skills to motivate, coach and inspire people and teams through the ups and downs, successes and setbacks of project implementation. Along the way, conflict will arise. Project managers with strong leadership capabilities are adept at managing conflict and resolving it with respect and honesty that leaves all parties further committed to the task and the team.
Leadership is a core competency of today’s project managers. By leveraging leadership skills, self-awareness and emotional intelligence, project managers galvanize participant buy-in while deepening trust and resolving conflict between multiple actors.

  1. COMMUNICATIONS

Perhaps more than any other skill, communications can make or break a project. It can be the source of strong alignment and synchronization between moving parts of a complex project, or it can be the source of ambiguity, confusion, misdirection and assumptions run amuck.
The communication skills of today’s project managers should allow them to build strong rapport with work streams and teams and to be interpersonal and engaging throughout interactions. Deeper rapport and engagement allows project managers to build deeper trust with work streams, which in turn makes challenging their thinking and holding them accountable for commitments more effective.
Additionally, project managers need to be clear and concise in their ability to communicate why, what, how and when things need to occur. They know how to use data and fact-based information to communicate risks and challenge work streams in a clear, contextualized message. Great communicators know how to get to the point effectively while building engagement at the same time. But communicating is only half of the communication skill required for today’s project management. Active listening is the other half.
Active listening skills include knowing how to listen to the words being spoken. It also includes a deeper skill for reading body language, tone and implied meaning. It requires checking one’s assumptions and inferences as discussions in advance so as to make sure that all parties involved understand the same thing at the same time.
Communication and listening are as vital project management skills in today’s complex work environment as any traditional project management capability. Knowing how to listen actively and communicate clearly and concisely helps to advance project goals while building rapport with key stakeholders.

  1. NEGOTIATIONS

Similar to communications, negotiation skills require understanding relationships and stakeholders’ interests. However, more than communications, it requires specific skills and techniques to help people move from surface level positions to positions of interest where common ground can be found.
Additionally, project managers require political savvy to manage communications and interactions between multiple work streams and actors in order to implement solutions. This in turn requires tactful compromise and the skills to bring people together to settle the ongoing reallocation of resources, changes in work stream activities, and managing the limits placed on a project by moving timelines.
All projects will require consensus building and compromise. Negotiation skills are core to achieving both. Negotiation skills provide lubricant to the scheduling of activities, allocation of resources and the movement of timelines.

  1. RISK MANAGEMENT

The best skill for effective risk management is experience. Project managers need to know what could go wrong and have the humility to ask others. Oftentimes, project managers get caught up in the act of reporting and requiring, without the flexibility required to engage others and seek their input on potential risks early on. In fact, risks can often be seen as important but not urgent and can lead project managers to a false sense of comfort.
Risk can occur at the macro and micro level of a project. Risks can be associated with people, lack of knowledge in required areas, contractors, sequencing, timing and resources to name a few. But risks can also exist at the work stream activity level due to the same variables mentioned and their being part of a smaller activity within a work stream. The risk can more easily be overlooked, coming back to create larger problems down the road.
Risk assessment is only of value if plans to mitigate risk are also considered and developed. No one likes surprises, and it is the project manager’s role to minimize surprises by foreseeing risk, communicating its potential impact, and providing stakeholders with plans to mitigate negative impact.
Today’s project managers are only as successful as their ability to manage risk. Successful risk management requires experience and knowledge. Great project managers are always seeking both for themselves and from others.

  1. SUBJECT MATTER EXPERTISE

Today’s project management is increasingly complex. It requires that project managers delve deeply into the business they are serving as well as the work streams they are managing. Project managers don’t need to be experts in all things, but the more they immerse themselves in the subject matter of each work stream and the business the project is serving, the more they can foresee potential risk, challenge the effectiveness of work stream activities, and understand where focus needs to be given.

  1. CRITICAL THINKING

Project managers need to take in information and weigh the pros and cons while assessing people’s ability to respond. The speed and complexity of today’s projects require a keener ability to think critically than ever before, as the issues and implications to be considered often span multiple groups and occur within matrixed work environments.
Strong critical thinkers have the ability to identify individual and integrated work stream challenges and propose solutions. They are able to manage project work streams in the context of the value proposition being delivered by the overall project/initiative and propose solutions that support the project’s business goals.

  1. MEETING MANAGEMENT

Meetings are the activity that most bring together project managers with their stakeholders. Due to their frequency, poor meeting management can lead to distrust in project managers and even avoidance of their involvement by work stream leads. Although a seemingly obvious skill, many project managers tend to “wing it” in meetings without leveraging them to build confidence and address the most important issues impacting the project at any given time.
Today’s project managers need to know how to run effective meetings with clear purpose, desired outcomes and agendas. Project managers need to know how to manage the three different types of meeting modes—inform, discuss/debate and decide—so as to adapt their approach to the required meeting mode.
By conducting productive meetings with clear purpose, desired outcomes, agendas and closings, project managers garner greater respect and confidence from their stakeholders.
 
CONCLUSION
Today’s complex work environment creates a “new normal” wherein traditional project management is not enough to successfully deliver desired outcomes.
The bottom line is that project managers are increasingly called upon to anticipate the issues that impact the project’s progress; understand the consequences of issues and actions; appreciate the interdependencies between multiple work streams and other variables; prepare for alternative realities and challenges; and to foresee, interpret and address relevant opportunities for effectiveness along the way.
In short, today’s project managers require a higher awareness of self, others and situations and should be ready to act decisively. Project managers need to be leaders as well as managers, strategists as well as tacticians, and business partners as well as business servants.

“Change is hard.”
Is it?
What if that’s just an opinion disguised as a fact? What if that is just a socialized complaint/expression that we’ve all been brainwashed into believing and repeating?
“Change is hard” can often be heard as an unconscious declaration of an inevitable, early surrender from the leader to the team that they are responsible for leading.
“Change is hard” often sounds like a veiled equivalent to: “Yes, I’m the boss, but I’m not going to be taking responsibility for implementing/supporting the new strategy or the business results….because change is hard.”

There are, however, many corporate executives and entrepreneurs alike who get excited about the possibility of change; they are masters at it; it’s easy for them. They would never say, “Change is hard.” So the “hardness” of change might not be an absolute truth. I’m not sure it’s true at all. “Hardness” may be a measure of mineral’s scratch resistance (e.g., Mohs’ scale), but “hard” is not necessarily an attribute of change. Is it?
“Hard” or “easy” (success or failure) is usually a relative comparison of two things: 1) the challenge and 2) our ability/inability to respond to the challenge effectively. Whether the challenge is to squat 300 pounds or to engage in expanding corporate competencies, there’s two ways to approach it: I can say, “300 pounds is too heavy,” or I can say, “300 pounds is too heavy for me. My leg muscles aren’t strong enough to squat 300 pounds.”
HARD is only relative to our ability to respond. HARD is not an attribute of change.
If our muscles aren’t ready for the challenge, then the challenge/change is harder for us. That same challenge may NOT be hard for others. Change (innovation) is not hard for leaders and teams whose muscles are developed/trained and ready to respond effectively.

Chief innovation officers (CINOs), transformation experts and executives who have learned from experience will agree that change (innovation) is harder when:

  1. We wait too long to get started or lollygag through the process of starting.
  2. We don’t prioritize it; we don’t have a plan or resources dedicated to it; we haven’t separated the essential from the important.
  3. We treat it like an event versus a lifestyle; we don’t walk the talk.
  4. We don’t use expert tools and processes; we wing it or “amateur-hour” it.
  5. We don’t create the space (culture) for creativity, collaboration, etc.; we try to command and control culture change.
  6. We’re not aware of our default, reactive language and habits; we hang on to old success formulas for too long.


7. We don’t ask for help; we pretend we know what to do when we don’t.

Experienced CINOs, transformation experts and executives will also agree that change (innovation) is easier when:

  • You see more: You’re more conscious (less likely to be driven by default, reactive habits), more awake, more open to learn and more curious to explore multiple perspectives beyond your own (conscious leaders make better innovation leaders).
  • You collaborate better: You’re more skilled at engaging and empowering people to use innovation tools/processes effectively; you’re more skilled at healthy debate, committed action and accountability; your leadership and culture of the organization help diverse groups of people feel powerfully valued and powerfully challenged.
  • You feel stronger: Your energy is sourced from a higher-order purpose — values and guiding principles are unconditional; you are grounded in sources of certainty that help you make decisions and take action in the face of increasing uncertainty.


We might expect to hear “change is hard” from stereotypical leaders/politicians when they shirk accountability and make a career out of saving face and preserving their innocence versus keeping their promises. But it never makes sense when accomplished, successful leaders responsible for change inside of powerful and abundantly resourced organizations say, “Change is hard.” However, we hear it all the time in reference to corporate initiatives that involve: a) doing something new versus doing the usual/status quo and b) letting go of old default habits in favor of more effective habits. You’ll hear it in every innovation/transformation and change management meeting. You’ll hear it in every systems implementation, digital integration and customer experience session when the experience involves a people-centric service or delivery system. When a leader responds to these kinds of challenges regarding learning, complexity and ambiguity (aka innovation/change/growth) with the “change is hard” hedge, the change does in fact get 1,000 times harder. It gives the organization permission (from the top) to lower their standards. It gives everyone permission to resist learning/training — permission not to grow — permission not to be a part of changing because, after all, “change is hard.” The boss even said so! In these contexts, it serves as an early and convenient scapegoat to hide the leaders’ inference that their teams’ muscles might not be ready to follow through and deliver. When the team isn’t ready, that’s the leader’s fault. Don’t blame the team and don’t blame the culture. Your team can do it. They need an innovation leader to lead them. That’s you.
In today’s VUCA (volatile, uncertain, complex and ambiguous) environment, unskillfully declaring, “change is hard” is nothing more than an expression of the victim — a choice of powerlessness and incompetence hiding behind an external circumstance, portrayed as something out of our control. A creator/player would never say that. It is true that I won’t be able to change/innovate effectively if my muscles (and the organization’s muscles) are not ready. But the hardness is relative to my muscular readiness. If I were more ready (if my organization was more ready), I could do it more effectively. Instead, my mind will go immediately to blaming the change itself for being too hard.
If you’re the leader of your business, department, community or family, stop saying, “change is hard.” Try this instead: “I don’t think I’m ready” or “my team and I aren’t ready for change. We need to be more ready.” Ask, “How can my team and I get more ready?” That’s what a player/creator would do. Then we will see if that helps us focus and find an even more effective response to dealing with change. We might as well choose to change (and stop blaming it for our poor results) since change is going to keep coming, whether we are ready or not.
Being a creator/player does not mean that I/we will magically be able to change everything and anything. Being a creator/player means I need to train because the speed of change/VUCA and the challenges I have in front of me have exceeded my ability to handle them. It is essential for me and my team to develop an expanded capacity for change — or as Argentine Ricardo Gil, Axialent chief culture officer…aka RichiWanKenobi, would say,

“Learn to live at peace with the difficulty and suffering you’ve chosen by not developing (the appropriate growth muscles).”

Don’t be a victim. Victims can’t innovate, and they don’t usually change without creating permanent damage and unnecessary suffering. That can be avoided. Change is easier when you train for it. It’s harder when you don’t. Drop everything and train #d3&t. “Don’t just be a better leader, be an innovation leader.” Train to be a Jedi. See more, collaborate better and feel stronger (build those muscles and you’ll be more Jedi). The world needs more Jedi.
Focus on separating the essential from the important. It is critically important that we get the DOING innovation management stuff right (e.g., process, strategy, metrics). But don’t minimize the innovation essentials (e.g., people, leadership, culture) just because we think the people/change part is “hard.” Prioritize the essential and it becomes easier.
 The important goes on the to-do list.
The essentials go on a to-die-for list.

The unilateral control model

The world of American business operates under a set of mental models. Chris Argyris and Don Schön call it “Model I”; Diana Smith and Robert Putnam refer to it as the “unilateral control model.” This model has been the guiding philosophy that has shaped the code of acceptable behavior for American businesses. This model helped American businesses evolve to the level of sophistication and success it has reached in this century. But as we shall see, the unilateral control model may prevent American businesses from succeeding in the next century. The unilateral control model is fraught with inherent contradictions and weaknesses that hinder effectiveness, adaptability, innovation, competitiveness and profitability.
The unilateral control model is a theoretical construct, a story that allows us to explain behaviors. It is a convenient tool to summarize many observations of managers in action. Its value does not come from mirroring some “reality” in the outside world (or rather, in the inside of people’s heads) but from enabling us to understand and transform behaviors that do not help us accomplish our goals.
The unilateral control model is a way of maintaining control when dealing with issues that can be embarrassing or threatening. It is like a program that operates according to certain assumptions, strategic goals and tactical actions which result in certain consequences. Argyris and Schön identify several assumptions at the foundation of this model:

  1. I am rational; I see things as they are. I have a logical perspective that takes all factors into account.
  2. I am influenceable. I am open to change my opinions as long as someone can make a rational argument.
  3. Others are irrational and uninfluenceable. Unfortunately, most people are not rational like me, but
    are closed‐minded and stuck in their (mistaken) ideas.
  4. Constraints are unalterable. People are the way they are and will not change.
  5. Errors are crimes to be punished or sins to be covered. If people do the right thing, bad things should not happen. Consequently, whenever something goes wrong, someone must have done something wrong.

These assumptions affect thoughts, feelings, actions and interactions. If I believe that rationality is paramount, I will measure every conversation, every action, every plan in relation to that premise. I will also feel awkward when someone displays emotion or relies on intuition. If I believe that others are uninfluenceable, I will not even try to convince them; or if I try and they still disagree, I will consider them hopelessly stubborn and try to bypass or outmaneuver them. These assumptions are so fundamental that they become invisible; if they are made visible, they are almost always undiscussable; and if they do become discussable, they will almost certainly remain unassailable.
After studying the behavior of thousands of managers, Argyris and Schön defined the following set of strategic goals at the core of the unilateral control model:

  1. Define goals and try to achieve them unilaterally. Do not waste time and energy trying to develop a mutual definition of purpose with others; do not allow them to influence or alter your perception of the task.
  2. Maximize winning (face‐saving) and minimize losing. Once you commit to your goals and strategies, assume that changing them would be a sign of weakness.
  3. Share information selectively to support your perspective. Assume that the only relevant information is that which helps you convince others you are right.
  4. Provide external incentives to ensure compliance. Distribute rewards and punishments to encourage individuals to do what you decide is best.
  5. Minimize generating or expressing negative feelings. Be rational, objective and intellectual. Suppress your feelings and do not become emotional.

These strategic goals give rise to several tactical actions characteristic of the unilateral control model:

  1. Design and manage the task and the process unilaterally. Own and control the task and the process by yourself.
  2. Unilaterally protect yourself and others by being abstract and withholding feelings. To protect others you should withhold information (especially negative assessments of their performance), tell white lies, suppress negative feelings and offer false sympathy.
  3. Assert your own views, taking your own reasoning for granted. State your conclusions as facts and withhold information on the data, reasoning and concerns that led you to such conclusions.
  4. Minimize inquiring into others’ views. If you must ask, ask leading questions that support your own position.
  5. Adopt the role of the victim, placing 100% responsibility for the problem on others. When a problem arises, assume that it is someone else’s fault. If your employees fail to take responsibility assume that it is their fault and “force” them into empowerment.
  6. Make dilemmas undiscussable, and make the undiscussability of dilemmas undiscussable. Resolve impasses and dilemmas unilaterally behind closed doors.
  7. Encourage face‐saving. Ignore or suppress conflict. Use abstractions and ambiguity to pretend that there is agreement when there is not. Assume that people would be hurt by confrontation and avoid it.

The way in which we have described the features of the unilateral control model makes them seem reprehensible, but they are not overtly so; in fact, they are often disguised as social virtues. In his book Overcoming Organizational Defenses, Argyris lists the following interpretation of the unilateral control model’s alleged social virtues:

  1. Help and support. Give approval and praise to others. Tell others what you believe will make them feel good about themselves.
  2. Respect for others. Defer to other people and do not confront their reasoning or actions. Assume that confrontation is always aggressive, disrespectful and unproductive.
  3. Strength. Advocate your position in order to win. Hold your position in the face of counter‐advocacy.
  4. Honesty. Tell other people white lies, or choose what truths to express. Express these truths “politely” so nobody feels upset. Alternatively, tell others all you think and feel in raw, unprocessed form.
  5. Integrity. Stick to your principles, values and beliefs. Hold on tightly to your “strong personal convictions.”

Because the unilateral control model incorporates face‐saving tactics, it does not appear to be as negative as it actually is. But when we look beyond its surface “politeness” we can discover its ugly undercurrents of game‐playing, one‐ upmanship and lack of consideration and respect for others. Argyris and Schön predict several major consequences of unilateral control behavior:
Because the unilateral control model incorporates face-saving tactics, it does not appear to be as negative as it actually is.

  1. People will behave in defensive, inconsistent, controlling and manipulative ways. They will be incongruent and fearful of being vulnerable. They will withhold many of their most important thoughts and feelings or “dump” them unproductively.
  2. Interpersonal and group relationships will become more defensive than facilitative. Group dynamics will become rigid and the focus will be more on winning and losing than on collaborating. There will be antagonism, mistrust, miscommunication, risk aversion, conformity, and compliance to external norms—as opposed to internally driven commitment.
  3. People will experience primarily fear, stress and anger. There will be a prevailing mood of cynicism, resignation and resentment. People will feel disempowered by their inability to control their destiny and respond with rebelliousness or apathy.
  4. There will be little freedom to explore and search for new information and new alternatives. Conformism, anomie and cynicism will ensue. Errors will escalate and people will withhold solutions that could challenge established beliefs and norms.
  5. There will be many constraints against exploring and defining goals in partnerships, exploring new paths to these goals and to setting realistic but challenging levels of aspiration. These constraints will lead to low commitment, group‐think, conservatism and risk‐ aversion.
  6. Theories will be tested primarily in private, with supporting data and arguments hidden, rather than displayed in public view. The secretiveness and vagueness of people’s models will lead to misunderstanding, miscommunication and escalation of errors.
  7. There will be a tendency to default to “within‐the‐box” thinking rather than to step beyond the commonly accepted assumptions.

Ultimately, the business consequences of the unilateral control model are simple and devastating: ineffectiveness, inflexibility, lack of innovation, low quality, high cost, uncompetitiveness, obsolescence, low (or negative) profitability and extinction.

The mutual learning model

We do not have to work and live in the ways we have described so far. As widespread as the unilateral control model is, there are other options. There is another mental model available to individuals, organizations, even whole cultures. This model not only increases effectiveness in the performance of the task; it also enhances the quality of relationships while raising individuals’ self‐esteem, satisfaction and happiness.
The mutual learning model (called “Model II” by Argyris and Schön) is based on very different assumptions and strategic goals than the unilateral control model. It generates different tactical actions and results in different consequences. The assumptions of this model are:

  1. I am a human being bound by my mental models. My logical inferences depend on my concerns, emotions, assumptions, generalizations and interpretations. My mental model filters my perceptions and conditions my emotions.
  2. Others’ thinking has an internal logic, although my mental models might make it hard for me to see it. Whatever position they hold, they have reasons for holding that position.
  3. We (others and I) are influencable. If we engage in a dialogue we can understand each other and learn together.
  4. Constraints are interpretations. From some points of view, constraints do not look as unalterable as from others. There is a wide space of negotiation within a context of personal disclosure and dialogue.
  5. Errors are puzzles to be explored. Breakdowns are opportunities to examine the process that generated them and learn to work together more effectively.

These assumptions, and this model, operate in an emotional space quite dissimilar to those of the unilateral control model. When people work within the mutual learning model, the prevailing emotions are peace, wonder and curiosity. In such a mood, it becomes possible to assume shared responsibility for a particular concern, to accept that others’ views can be as valid as my own and can help to solve the problem, and to believe that every problem or error— although upsetting and painful—is at the same time an opportunity to learn.
Based on these assumptions and emotions, these strategic goals guide actions in the mutual learning model:

  1. Develop a mutual definition of goals and pursue them collectively. Open the space of group negotiation to include both strategies and objectives.
  2. Maximize learning through the exchange of valid information. Provide others with directly observable data and grounded assessments so they can make valid interpretations on their own.
  3. Maximize free and informed choice. A choice is informed if it is based on relevant information. The more an individual is aware of the variables relevant to his decision, the more likely he is to make an informed choice.
  4. Maximize internal commitment. Encourage individuals to feel responsible for their choices. The individual is committed to an action because it is intrinsically satisfying—not, as in the case of the unilateral control model, because someone is rewarding or penalizing him.
  5. Accept all feelings as valid expressions of self. Invite discussion of emotionally charged issues in an atmosphere of mutual understanding and respect.

These strategic goals change the whole communication and decision‐making process from unilateral control to mutual learning. If I act after my voice has been included in the conversation, and because the course of action appears to me to be the best choice, my behavior will be very different than if my primary motivation is to protect myself, avoid your wrath, keep you or me from being embarrassed or pursue any of the strategic goals of the unilateral control model.
The strategic goals of the mutual learning model lead to the following tactical actions:

  1. Make the design and management of the task and the process a collective endeavor. Share control so that all participants experience free choice and internal commitment. Let participants participate in the definition of the goals and the design of the paths to the goals.
  2. Create a low‐protection, high‐learning environment. Advocate your own views and encourage others’ reactions. Actively solicit comments and challenges to your argument. Invite others to advocate their own views and inquire into them.
  3. Make the thinking behind your views explicit and publicly discussable. Expose your reasoning and your assumptions, your observations and your assessments. Assume that your point of view is not the only possible one and that others can understand your perspective and still disagree with you.
  4. Inquire into others’ views. Assume that others have valuable insights to offer and that only good can come from discussion.
  5. Take 100% ownership and responsibility for the problems. Assume that whenever there is a problem you are part of it (and its solution), that your behavior might
    be affecting others and contributing to the ineffectiveness of the group.
  6. Make dilemmas discussable. When you reach an impasse or a dilemma, be willing to go beyond the surface—to discuss the context of the conversation as well as the content.
  7. Discourage face‐saving. When conflicts arise or emotions such as embarrassment and fear block effective decision‐ making, do not ignore them. Instead, make the emotions and conflicts explicit in the spirit of mutual learning: “What can we all learn from this to improve our task and relationships?”

The mutual learning model arises from a new understanding of traditional social virtues and has enormous consequences for both behavior and learning. When an organization operates in a mutual learning mode:

  1. People do not need to behave defensively or manipulatively. They act with congruence and without fear.
  2. Interpersonal and group relationships become less defensive and more facilitative. Group dynamics become flexible, shifting the focus from winning and losing to collaborating.
  3. People feel free to explore and search for new information and new alternatives. The team exhibits a drive to excel, high energy and excitement.
  4. People define goals and explore constraints in a partnership mode. They set what they consider realistic but challenging levels of aspiration through open communication.
  5. By encouraging public rather than private testing of theories, people detect and correct errors more easily and painlessly. Through enhanced communication people act in coordination and create high‐quality relationships based on integrity, commitment and dignity.
  6. People think creatively and explore solutions that step beyond commonly accepted ways of dealing with the problem.

Overall, the mutual learning model leads to effectiveness, flexibility, innovation, high quality, low cost, renewal, competitiveness, high profitability and growth.
The transition from unilateral control to mutual learning cannot happen through changes in formal policies and procedures. Changing mental models is a personal endeavor that demands the full participation of each individual. Creating a culture of openness and continuous improvement requires personal transformation. This transformation is the deepest level of learning.
Transforming mental models. Single, double, and triple‐loop learning
Given our assessment of a situation, we determine a range of possible actions. We then evaluate the expected results of these actions with our goals and choose an action that has the highest likelihood of attaining our desired outcome. This action creates consequences and produces results. In summary, as a result of our mental model, we articulate a story of “what is going on,” “what do I want,” and “what can I do,” this story conditions how we act, and how we act creates certain results.
If the results match our desires, we are satisfied and don’t experience the need to learn. But if the outcome disagrees with our wants or expectations, we have the opportunity to learn. The gap between our intention and the results fuels the learning process. Depending on the difficulty of closing the gap, learning will demand that we reconsider our actions, thoughts and feelings at different levels of depth.
Single‐loop learning is a process through which the learner becomes capable of acting effectively through detecting and correcting errors (mismatches between results and goals) by changing a specific response within a given set of alternatives. For example, a thermostat would activate a furnace when the temperature drops below a certain value. Single‐loop learning takes the situation as given. It solves the problem at hand by choosing an action within pre‐established bounds that attains a pre‐established goal. But single‐loop learning does not address a more basic question: why did this problem exist in the first place?
For example, suppose that a company implements a suggestion program as a way to reduce waste. Employees contribute ideas and soon waste decreases dramatically. From a single‐loop perspective this was a success. But some key questions remain unasked. These are the questions that nobody wants to ask for fear of spoiling the celebration. Why did the company need a suggestion program to implement the waste‐reduction initiatives? Why did workers and managers knowingly continue to do things that led to waste? What stopped those suggesting ideas through the program from presenting them before?
These are the difficult questions that rarely get asked when an initiative such as total quality management or business process re‐engineering succeed. The point is not to deny the improvements brought about by these programs: the point is to understand why the organization needed a special program to tap the creative potential of its employees. Double‐loop learning asks precisely these uncomfortable questions.
Double‐loop learning is a change in the process of single‐loop learning. Double‐loop learning is a process through which the learner becomes capable of accomplishing a goal, but this time his accomplishment does not come from a change in strategies within a given set of alternatives which are aimed to accomplish a given goal within a given environment. In double‐loop learning, the learner’s increased effectiveness comes from a change in the set of alternatives from which he selects his actions, from a change in the goals he is trying to accomplish or from a change in the way he interprets his environment. This change in frame or re‐contextualization opens new possibilities for action outside the range of single‐ loop learning.
When the company with the successful waste‐reduction program investigates the underlying structures that prevented improvements before, they might discover that those having ideas were afraid of contributing them because they would expose current inefficiencies. That exposure would be embarrassing for those in charge and that embarrassment might lead to retaliation. This is typical unilateral‐control thinking. If the current unilateral control model is not transformed, after the suggestion‐program party is over, inefficiencies will start accumulating again. Only through double‐loop learning will the company ensure efficiency in a dynamic environment.
In most circumstances, double‐loop learning will suffice to close the learning gap. But if it doesn’t, there is another step upstream that we can take. From the particular interpretation that we adopted, we can move to the mental model that conditions the interpretations we are able to construct.
Triple‐loop learning is a change in the process of double‐loop learning, or learning how to double‐loop learn. Triple‐loop learning is a change in the way the learner changes mental models. It is a release from the grip of any particular mental model within which we operate at any particular time.
Consequently, triple‐loop learning is a transformation that affects our notions of what is real and of who we are.
When we move into triple‐loop learning we begin to examine how these factors of biology, language, culture and personal history create a predisposition to interpret the world in particular ways. Instead of falling into a rut, I can challenge myself to change my behavior with mindfulness. The problem doesn’t go away, but I can frame the breakdown within a larger perspective.
Changing mental models is possible, but not easy. Mental models are not like eyeglasses that can be taken off and replaced easily. They are more like the cornea itself, whose shape conditions what shows up in focus and what does not. We find it difficult to change mental models because they are so “obvious” to us that they disappear, because they serve us well and because we so often identify ourselves with them. Some blocks to changing mental models include:

  • Our reasoning and acting is highly skilled, so our mental models operate invisibly. We are not even aware that a particular mental model conditions our actions or thought processes.
  • Our mental models filter out of our awareness those experiences that are incongruent with it. So we suppress experiences that can challenge our mental models without even knowing at a conscious level that we are doing it.
  • We don’t want to risk losing face or being wrong since
    that threatens our self‐image and produces embarrassment. So we cling to our established patterns even when they don’t work.
  • We do not want to risk upsetting or embarrassing others. So we don’t reveal our mental models because we fear that they may represent a challenge to their mental models. Conversely, we expect others to hide their mental models when they could pose a risk to ours.

Once we see how powerful mental models are in shaping our reality and how subtly they prevent contradictions from surfacing to our consciousness, the critical question arises: if our structures and prior assumptions about reality determine what we can experience, how can we ever experience something that will challenge our structures and prior assumptions about reality? How can we ever learn to transcend some of the basic ideas that can block our progress when these are the very ideas that condition what we are able to think?
The answer is triple‐loop learning. We can escape the gravitational pull of our mental models through a leap to a different level of knowing, feeling, sensing and being.
An example of triple‐loop learning is what happens when we experience a “magical” event. An event is magical when it is both impossible and undeniable. Of course, “impossible” is an assessment that depends on our mental models. When confronted with undeniable evidence that the impossible is actually occurring, we need to change our definition of what is possible—and with it, our mental models. This is exactly what Kuhn describes as an “anomaly” in his book The Structure of Scientific Revolutions. When enough anomalies accumulate, the scientific community is forced to revise its collective mental model—what Kuhn calls “paradigm”.
Many of the tools we have introduced elsewhere, such as the ladder of inference, the distinction between private and public conversations, advocacy and inquiry, and observations and assessments are meant to respond to “anomalies.” When the world does not yield the results we desire, we can use them to shine a light of awareness on our mental models, go upstream in the interpretative process and change our paradigms to enable more effective actions.

Conclusion

Competitiveness has proven to be one of the most effective motivators to propel economic growth, but when applied inside of the organization through mental models like the unilateral control model, it can destroy the spirit and productivity of those involved.
The mutual learning model is based on cooperation: I may have some answers, but they are not the only ones. I want to know what you think because I respect your point of view and believe that we can get a better outcome if we work together and learn from each another.
Unfortunately, the shift to a mutual learning model is not easy. Most of us are experts in the unilateral control model because we grew up in a culture that reinforces and values that model. The mutual learning model, by contrast, is in a state of comparative nascence in our culture and most of us are beginners at using it. It will take much practice and perseverance to institutionalize this model, but this effort is worthwhile when compared with the inefficiency and suffering we are sure to experience if we continue to manage according to the unilateral control model.
