In high achievement cultures where people are held accountable for delivering on time and their results, there is generally a misconception about what it takes to lead and inspire others. Leaders often believe they need to “be tough” on others to drive results and get the best out of people. If we watch the way these leaders interact with their teams we can immediately know if they are leading by fear or by love. At Axialent, we find leaders who practice compassionate leadership, rather than an iron fist, are more likely to get the results they want.
The first type of leader is 100% result oriented, very focused on the task and the business results. They have a very strong opinion of what needs to be done to expand and grow. Therefore, they generally need to be “in charge all the time”, often using a very directive approach with their teams. They hand out orders to others, correcting people’s behavior on the spot, sometimes providing destructive feedback. Fear of failure (or not delivering results) is so strong and present that they undermine trust, psychological safety, creativity, and innovation.
Although these types of leadership behaviors may achieve business goals in the short term, leaders need to develop a more integral approach to create exceptional sustainable results. An approach that addresses the human dimension as much as the business one. This is what compassionate leadership is all about.
 

Compassionate leadership

It certainly does not propose giving up business results in pursuit of caring for people or make them feel connected.  At the heart of compassionate leadership lies the ability to recognize the potential and need of every human being and help them develop and grow in service of the business needs.
It means helping people sharpen their edge with kindness in the service of a bigger goal.
 

Compassionate leaders:

  • Develop a clear and inspiring integral vision.

They strongly provide and thoroughly communicate a clear direction to the desired outcomes and the role teams and individuals are invited to play in achieving the vision.

  • Embrace their own vulnerability and practice self-compassion.

Vulnerability is about showing up and being seen with no control of the outcome (as Brene Brown has stated through her research). Experiencing our own vulnerability and being kind to ourselves is the first step to connecting with others’ vulnerability and feeling compassion.

  • Put themselves in others’ shoes.

They invest time connecting and getting to know their team. These leaders have a genuine interest in them and the challenges they face. They build strong, trusting bonds. Compassionate leaders master the right balance between containing and challenging people to help them get unstuck and carry forward. They understand we all fail and make mistakes, and this is part of our development journey.

  • Speak their truth with honesty and respect.

Compassionate leadership is usually thought of as leaders sugarcoating messages to avoid people getting hurt. They are seen as avoiding conflicts, difficult conversations, or providing any feedback that might challenge people to consider a different perspective. In reality, compassionate leaders do just the opposite. They communicate thoroughly, provide constructive feedback, and have difficult conversations, all in the service of the growth of their people and the business.

  • Are committed to helping people grow and achieve their individual goals.

They will not withhold important feedback that can contribute to others’ development. They’ll own their opinions and express them constructively being true to themselves and being respectful to others.

  • Have a bias for action.

Compassionate leadership is not only about connecting and understanding people’s pain and challenges. It’s also about helping them see what they can and need to do to move forward, overcome adversity, grow their resilience, and encouraging them to do so.
 

Conclusion

How do you choose to lead your organization? How do you want to be remembered? What do you judge to be the most effective way to deliver your business results?
Compassionate leadership is a matter of choice. It helps create a safe container for people to feel cared for, seen, and valued while being supported to stretch out of their comfort zone and learn what’s needed to excel.
 

Have you ever lived a glorious leadership offsite, where you felt in your bones the newly forged bond with your peers, your mission as a company, and your dreams about the constructive culture you were going to lead by example? How long did that euphoria last? How far did that momentum take you and your team before the friction of ‘business as usual’ slowly and painfully eroded enthusiasm and brought you back to the grind? Were your commitments to each other strong enough to endure the first breakdowns post-summit? In this second article of a 3 part series, we explain the focus of the next 100 days of the new leadership team in its safe descent back to base camp.
In the first article of this series, we laid out what we believe makes a clear roadmap to success for the first 100 days of a CEO and the ‘new’ leadership team that results from the appointment. We shared the lessons gleaned from accompanying team members through five stages, along individual and collective tracks, all the way from base camp to the peak. We find the metaphor of a climbing expedition a fair reflection of the effort it takes to build trust, manage conflict, reach commitments, uphold accountability and focus on collective results. Good expeditions reach the summit and celebrate that feat, for sure. However, great expeditions believe that reaching the peak is but another step in the journey.
Given the importance of the next steps and inspired by Fred Kofman’s Four D’s, which he described in his book “The Meaning Revolution”, we work to ensure that teams return to business as usual in a masterful way.
 

DEFINE the standards of behavior

next 100 days of the new leadership teamOne of the first outcomes of the leadership team journey described in the first article is that participants can clearly articulate who they want to be and what they are going to do differently. How would they achieve better results if they simply continued to do the same old, same old? The norms about how people are expected to behave at an organization are what we call their desired culture. Therefore, explicitly stating how everyone is expected to act could be considered their cultural manifesto.
 
How are leaders expected to lead in this culture? The honest, specific response to this question by the top leaders defines their so-called leadership manifesto. These are just two examples of how a leadership team can explain the standards, so their aspirations become something they can measure, discuss, and disseminate. These need to be more than just posters on a wall.
 

DEMONSTRATE the standards of behavior

The shadow of the leader is long; therefore, the leadership team needs to walk the talk. Declaring how they expect to act is one thing, while actually doing what they declare is another. Paraphrasing Gandhi, the team that reached the peak needs to become the change they wished to see when they defined the behavioral standards for the company. They must be willing to share their struggles and their accomplishments as they learn to live and embody the defined standards. To this day, we found nothing more powerful than leading by example.
 

DEMAND the standards of behavior

The standards that the leaders defined are of no use if every single member of the team does not uphold them. As standards usually express an aspiration, there is typically a gap between where they are and where they want to be. That is OK if they show curiosity about the impact that having that gap has on others. It becomes part of the learning process as long as they explicitly link their actions to their attempts at bridging that gap. Holding people accountable shows that they are serious about their manifestos. They can do this by discussing breakdowns to learn from struggles and actively catching people doing the right thing.
 

DELEGATE accountability for the standards

When everybody holds everyone else (including the leaders) accountable for behaving according to the set standards, there is an intentional ripple effect. Leaders who take this return to base camp seriously grant everyone permission to call them out if they do not behave according to their leadership manifesto. There are no double standards. The culture manifesto naturally becomes ‘the way we do things around here’ without a second guess. The expected behaviors become the norm. Aspired culture becomes the actual, current culture. Another way of calling this D is “Disseminate”, as it empowers more leaders to be culture carriers and scales up the new leadership standards. It means facilitating an environment where others can empower themselves to shape the culture and become responsible for propagating it by repeatedly demonstrating, demanding, and delegating accountability in a virtuous cycle.

A lot has been said about COVID-19’s impact on mental health. Research shows that rates of depression, stress, anxiety, and post-traumatic stress have risen significantly in the last year. While we have not yet recovered, some places are slowly recuperating their lost freedom, and others are still finding their way forward. We have all been affected by the pandemic. We have suffered losses in this exhausting process: from loved ones, to jobs, to our own health, opportunities, connection. And we are still mourning and longing for our losses. As organizations and leaders, how can we provide the support our people need and access our own emotional intelligence in times of COVID-19?
In this fast-changing environment where we are permanently looking for instant gratification, we often struggle. We find it challenging to connect with our own emotions and open ourselves to others’ experiences and requests for help and support. It takes a lot of courage to inwardly listen to our emotions instead of sweeping them under the rug and accepting them with compassion and without judgment.
Organizations are starting to take this issue seriously. They want to help people improve their quality of life and their working experience. They recognize the impact wellbeing and work-life integration have on midterm performance and effectiveness. In the last year, we have seen organizations deploying multiple initiatives spread across all levels, offering a complete menu of tools and skill learning to support people through these challenging times.

Of all the skills we can learn, developing emotional intelligence might be the “make it or break it” key capability for this new era. It is the key skill all leaders need to cultivate to lead effectively, caring for their people. And it has never been so collectively relevant.
Emotional intelligence refers to our ability to recognize, understand, and manage our own and others’ emotions. When we can manage our emotions, we respond more effectively to any given situation vs responding instinctively in a fight, flight, or freeze mode (behaviors led by our reptilian brain).  It helps us deal with stress and see clearly, making better decisions in our life. It builds up our resilience: the ability to bounce back in the face of setbacks.
Developing emotional intelligence also helps us improve our relationships and increase collaboration. It helps us empathize with how other people are feeling, putting ourselves in their shoes and feeling in our own body how others are feeling.
While many of us agree that emotional intelligence is a key skill, most leaders lack it. The good news is that we can train our brains to master our emotions.
 

Increasing Emotional Intelligence

 
Recognize:  The first step is to acknowledge what is happening. Listening to the emotions in our body, mind, and heart, connecting with the feeling it brings along, and sustaining its discomfort. Naming our emotions can help surface them and bring some perspective.
Understand: Our emotions are feelings created by conscious and unconscious thoughts and interpretations and they all are impulses to act. Every emotion has a message and requests an action from us. Self-inquiring uncovers meaning for our emotions and the story underlying the emotions.
Express /act constructively: Regulating our response our to own emotions and others’ emotions is crucial (it is thinking before reacting). It is about being able to share our interpretations and the thoughts underlying our emotions with honesty and respect. Sharing our core truth, expressing what really matters to us, in an impeccable and effective manner, without hurting our relationships and being true to ourselves.
COVID-19 has been emotionally devastating for many of us. It has put us to the test and has reinforced the need for and importance of developing our emotional intelligence to navigate in these unprecedented times effectively caring for ourselves and others.

All organizations are facing disruption within their markets and business models. Most of them are trying to adapt and keep the pace with cutting-edge organizations that are transforming consumer behaviors, creating new wants and needs in the market, introducing exponential technologies, evolving into digital, and raising the bar every day on how to do and conduct business. Transforming a business requires shifting our perception about how we see and understand reality. We need to update our own operating system and cultivate an innovation mindset.
 

Innovation is king in this era, whether we are ready or not

 
When working with leaders and organizations, they often ask: how can we be more innovative? How can we change and transform our business? What will motivate our people to want to try to innovate? How do we develop a culture of innovation in our organization?
When we start to explore innovation in organizations, we discover that different people have different understandings about what it means and takes to develop a culture of innovation. Digital transformation and innovation are often talked about together, however, innovation is a much broader concept.
There are endless definitions of what innovation is. In the end, what they all have in common is “doing something different that adds value.” In my experience, what organizations mean when talking about innovation is “challenging the status quo.” They are referring to challenging their people to think and do things differently. This can apply to any dimension of an organization. It means bringing to life a disruptive idea that can give them a competitive advantage among the rest of the players in the market.
If you want to embrace a culture of innovation, you have to do more than just communicate it or create a set of initiatives.  It involves creating the right environment for people to believe that they are expected and encouraged to test, learn, adjust, and implement new ideas that will enrich their value proposition.
Innovation begins when leaders successfully adopt an innovation mindset. Mindsets are the set of values and beliefs that underpin our behaviors. They are the filters through which we interpret reality and give meaning to our world.  They guide and condition our behaviors. The first step to innovating is believing we can.
 

Some key elements of an innovation mindset:

 

  • We can all innovate. “We are not in the innovative team” or “I am not creative” type of thinking kills ideas before they are even born. It prevents us from harnessing the team’s creativity and coming up with and implementing alternative solutions for everyday challenges. With the right toolbox and a safe environment, we can all learn how to innovate and expand our abilities.
  • Innovation: not just good ideas. Coming up with an idea is just the first step of the process. The hardest part is executing those ideas. When it comes to innovation, there are structured processes and methodologies that will enable execution and guide us in the process: from coming up with an idea, designing an MVP (minimum viable product), testing it, learning from its outcomes, and adapting the learnings into a new version of the product before we are ready to scale it.
  • Take calculated risks. Be ready for setbacks. Innovating implies stepping out of our comfort zone and trying new things that we have never done before. It means taking a risk and the associated cost that comes with failure. But failure brings learnings that are crucial to improving and growing. Fostering curiosity, asking questions to learn from other’s experiences, and failure is imperative for innovation.
  • Dream big, start small with ruthless determination. The sky is the limit when envisioning the future. An inspiring vision will fuel your passion and determination. Starting small makes things easier to achieve and helps us conquer quick wins and learning points to keep going.
  • Progress, not perfection: Strive for continuous improvement through repeated experiment cycles. We are not looking to nail it from day 1, we are looking to pursue continuous improvement.

When we think about developing an innovation mindset, it seems like common sense. However, it is easier said than done. In our experience, the biggest challenge to developing a culture of innovation within an organization is the leaders’ inability to develop an innovation mindset.
When we start shifting our mindsets, we start changing our culture.

According to Susan Krauss Whitbourne, Ph.D., procrastination is a common human tendency. About 20 percent of adults have regular bouts of procrastination. She claims it is so common that no one can ever completely avoid it. Psychology researchers say that procrastination is characterized by the “irrational delay of tasks despite potentially negative consequences.” How can we overcome this paradoxical challenge that so many of us are facing?
Recently, I committed to writing an article for our website and, at the time that I did, I was energized and enthusiastic. Time passed, other work piled up, and… ahem… I admit I was tempted to renegotiate the deadline. The challenge is that at Axialent, our culture frowns upon the behavior of making excuses – one is expected to be a player, own up, and honor commitments, or renegotiate the terms of the agreement.
Bummer.
The victim in me was agonizing, wanting to say, ‘I don’t have enough time.’ A more culturally acceptable version of this at Axialent is, ‘I prioritized other commitments.’ But what about my commitment to write the article? What happened to my willpower in this situation? In any case, that was not the best version of myself.
Instead of letting this angst go to waste, I decided to use it to jumpstart this article. I wondered whether others who may read this could be beating themselves up for similar situations. And I thought that those readers might find it helpful to know that, 1) they’re not alone, and 2) there’s a science-based method out there that allowed me to put this article together and get-it-done.
 

So, what can we do when procrastination gets the best of us?

 
What happens when procrastination gets the best of us?
If you think that I listened to a pep talk that made my fingers glide across my computer keyboard, think again. The fuel that got me going was something I learned in one of Axialent’s newer programs called Optimal Me. There was no motivational speech, just scientific facts on how the brain works, how our mind works, how our body is this smart machine that I had neglected. Among many other provocations, this one nugget of wisdom stuck with me: better than having the motivation to do something is having a motive. Why? Because motivation depends on my emotional state, while a motive will always be around when I need it.
So, as all my anguish poured in at the thought of submitting this article, I turned to my motive. I just had to remember that the ultimate reason I had for writing this is not to produce a perfect literary piece, comply with a deadline, or respond to a colleague’s request. My motive is to share less-than-extraordinary experiences that could make ordinary people’s lives a little better. It’s to be of service and maybe help others out.
Once I connected with that, my energy reset. My mood was out of the question. I put in the work. A less than perfect first draft came out. I trusted my colleagues to edit it with due professionalism. And got-it-done.
 

The Optimal Me method

 
Optimal Me is not a recipe book from where I took this advice, plugged and played. It’s a journey that exposed me to thought triggers from a carefully curated stack of knowledge about our well-being. More importantly, it enticed me to experiment my way to better-being (yes, I just made that word up). How? The course’s experimental nature made it attractive because it became a game that I was happy to play – albeit without gamification.
I’ve participated in development programs before where learning outcomes were based on knowledge consumption. Others, the transformational ones, relied on double-loop learning. This program is different in that the main goal is to learn to experiment for the sake of experimentation. Knowledge was not there to be consumed but to shape my experiment. I was free to pick the topic that I was more drawn to among all the curiosity triggers I received. I felt empowered to shift mindsets and learn!
This comes with a bonus: I, the participant, reaped the benefits of this program in full. I did not learn something that I was expected to ‘pay forward’ to my team (like leadership skills) or ‘pay back’ to my company (like technical skills applied to my job). What I learned by experimenting with productivity directly affected my well-being at work. What I learned after experimenting with nutrition, sleep, and exercise affected my body.
Given the constant uncertainty we’re living in these days, more and more companies we engage with are earnestly concerned about and caring for their people’s well-being. After a year of a pandemic that has taken a physical and emotional toll on hundreds of millions of people, the elusive idea of “well-being” is more relevant than ever. Even before the pandemic, it was already a hot topic with an established multi-billion dollar industry. The need for organizations to prioritize their employees’ well-being is more present than it has ever been. Does this mean we have the right tools and resources at our disposal? Not exactly.
 

The Road to “Well-Being”

why organizations need to prioritize their employees’ well-beingOne of my qualms about the idea of “well-being” is that it often follows a prescriptive approach. This is how one “should” eat, workout, rest, work, etc… oh, and here is the evidence for it. As well-intentioned as this might be and as well-substantiated as the proposal may be, I have noticed that many of us find it difficult to fully connect with it beyond just accepting what is proposed.
In many cases, we fall into a loop of feeling we “should” do something or be a certain way. We feel bad when we fail to follow the recommendation or achieve the state we believe we should pursue. We sometimes even reach the conclusion that doing or being a certain way is out of our reach because of __________ (fill in the blank with your favorite response – the one I found most people reference is the lack of willpower or discipline). In many cases, we are either left with the option to “try again” and see if this time we will have the willpower, or try the next new workout class, diet, or meditation app in hopes that this time it will be different. Many of us are familiar with the new “hope-try-drop it-feel disappointed” cycle.
 

Why is it so difficult to adopt changes that are good for us… that we know are good for us?

I have been passionate about exploring this question for years now. I did so silently as I focused on consulting Fortune 500 companies on topics related to innovation, agility, and digital transformation. A couple of years ago, I realized that there were a series of overarching themes in the space of innovation that actually shed some light on helping us adopt those changes. Coupled with some of the core aspects of behavioral science popularized by many habits books and publications, I found an interesting intersection: behavioral innovation through personal experimentation. This was the starting point for Optimal Me, a program we launched at Axialent in 2019.
Ever since, we have worked with seasoned leaders from over 10 countries, spanning Europe, the Americas, Asia, and Africa. We have asked them to run experiments on a wide range of topics – whether it’s intermittent fasting to increase focus and energy, new workout routines to help with stress reduction, breathing practices, personal productivity methodologies, or team productivity approaches. The most gratifying aspect of this work has not been the direct results of the experiments, but when people reestablish the confidence to playfully experiment with learning something new. Trying out a workout regimen for a couple of weeks, measuring how I feel about it, and trying to learn what works best for me is very different than powering through two weeks of doing something that may not even be the right fit for me, but I have a sense of obligation that I should do it.
 

Conclusion

We have learned that people are much more likely to stick with well-being initiatives if they actually enjoy doing them. Working on discovering this joy through a non-threatening (yet rigorous) personal experimentation process, supported by basic tenets of behavioral science is the core experience we are trying to instill in our Optimal Me participants.
Research has shown the incredible benefit of workplaces that provide well-being initiatives. Eighty-nine percent of employees at companies that support well-being initiatives were more likely to recommend their organization as a good place to work. Organizations with supervisors that supported their well-being plans reported a higher number of workers motivated to do their best, higher job satisfaction, and better relationships with their superiors.

2020 has left a trail of exhausted people, mentally drained, after coping with a year of high uncertainty. We learned to adapt by force and reinvented ourselves. But more importantly, where we developed resilience, our ability to bounce back in the face of adversity grew and as a result, we came out stronger.
 

Ready for 2021? Bring it on! …but how?

How are we supposed to be ready for new endeavors when most of us feel the urge to step down and go slow for a change?
2021 is already proving itself challenging. We aren’t close to overcoming the COVID-19 crisis and we still need to care of ourselves and others.  Meanwhile, the world keeps changing. New opportunities emerge in the midst of this crisis and lots of organizations struggle to survive and transform their businesses. It can feel overwhelming.
Leaders are not only dealing with their own need to reconnect and reinspire themselves, but they also need to take care of their teams, as many continue to work remotely while performing other roles (homeschooling, taking care of our elders, looking after our home etc.). Some may be suffering from change fatigue, by being constantly called to change their way of working, taking on more responsibilities as a consequence of employee cutoffs and new demands.
However, not everything is doom and gloom. There is a silver lining: we have learned a lot in 2020. We have increased our ability to confront difficult circumstances and take advantage of new emerging opportunities driven by change. Each of us has what we need to rise and shine. We just need to remind ourselves of it and invest time in renewing our energy and leading the way into 2021.
 

Balance work / life integration

There are simple, yet powerful, things you can try that will help refuel your energy, reignite your enthusiasm, and bring focus to what’s important, thus improving your wellbeing.
 

1. Disconnect to re-connect.

With travel restrictions and lockdowns throughout the world, taking time off to stay home seems counterintuitive for some of us. We usually connect holidays with traveling. However, now, more than ever, we desperately need time to pause and disconnect fully from work and daily activities. We need time to recharge, even if it means staying home, relaxing, and doing nothing. Some of the most brilliant ideas have flourished while doing nothing… just being. Plan for it and make sure you also unplug from technology. Technology has been a main character in our lives in 2020. Let’s give ourselves a break!
 

2. Re-commit to yourself, connecting with what is important in your life.

Take some time to reflect on what you value most: is this the life I want to have? What do I really want my life to be about? How do I want to live my life? What gives meaning to my life? Where do I want to invest my time and energy?
Gifting ourselves with time to envision what we want and grounding our thoughts re-connects us with what’s important in our lives and gives meaning to everything we do. Spiritual meaning is an unlimited source of energy.
 

3. Do something you love every day.

Make a list of the things you enjoy doing that lift your spirit and feed your inner self. Set aside some time every day to do the things you love. The key to refueling your energy is to be consistent and invest time in you. This will help you to be centered and present.
 

4. Count your blessings.

Practice gratitude deliberately every day, until it becomes a habit. Gratitude and appreciation unleash joy and happiness and provide us with a sense of wellbeing and peace of mind. We can train our minds to focus on abundance rather than scarcity, on appreciating what we have instead of what we miss. It helps reorganize our priorities to enjoy life as it is.
 

5. Celebrate your achievements.

Take time to celebrate what you have accomplished, even what you judge to be unimportant. Don’t take it for granted. Small celebration rituals, such as sharing what makes you feel proud with others or voicing your emotions can be enough to reinforce a sense of accomplishment, strengthen your character, and fill yourself with new renewed energy and craving for more.
 
A new year is a great time to stop, pause, and recommit to ourselves and what is important for us. It’s a time to refresh and consciously replenish our energy. There are small and important practices we can learn and apply every day that helps us stay focused, energized, and enjoy the ride, increasing our wellbeing and living a more conscious life.

2021. The calendar year has changed. However, if we are expecting things to be different just because a new year has begun, we are bound to be disappointed. We are still talking about this phenomenon and it continues to be hard for us and our people to find our way through it all. In such times, I have found three things really make a difference in helping me to find my center and be at my best in seemingly never-ending uncertainty. Like all things, with practice, we can become much better at these skills. The sooner we start, the fastest we will get there, so let´s dive into each of them.

  • Be at Your Best in Seemingly Never-Ending UncertaintyAcceptance: Stop judging and start embracing. Our mind moves really quickly into judging what is good or bad news, what might happen, and why people or the world did this to us. The more your mind goes in that direction, the more precious time you lose, when you could be taking action, leveraging whatever happened. Resisting it will not change the fact that it happened, but taking conscious actions to accept it can be the most powerful way to drive creative and effective responses in ourselves and our teams.
  • Gratitude: We sometimes forget that each of us has a lot of resources and abilities that we have developed throughout our lives that have prepared us to confront almost anything. When a new challenge appears, it is extremely powerful to connect with all of our strengths and successes in life until this moment, the things that have allowed us to be here right now and be able to respond. In any challenging situation, there is beauty, opportunity, and something new to experience that will make us stronger.
  • Resilience: Focus on learning and strengthening yourself. We usually react to unexpected events with an energy of “adaptation and reaction,” as if we have no other choice. We feel sad or happy based on the feedback we receive. Building our ability to have a more resilient mind so we can focus on learning from all situations, will make a difference in our capacity to respond faster and better, situation after situation.

It’s true, there is no magic wand that we can quickly wave to become better at all of this. The sooner we realize that this is the case, the sooner we can connect with our energy to make it happen through work, dedication, and practice. The best way to help ourselves and our teams bring the best versions of ourselves in these uncertain times is by connecting with the skills we need to develop in order to thrive.

If you ask any leader, “What has been one of the most defining moments in your career?” most likely, the answer will be related to leading a significant organizational change.  This is not surprising: our brains are wired to remember peak moments more vividly. These are experiences that capture us at moments of achievement or courage; or moments that change our understanding of ourselves and the world around us.1
Organizations place a lot of value on leaders who can effectively lead others through change.  In fact, effective change leadership is a common competency used to identify and develop high potential employees.2 However, despite the importance that both leaders and organizations place on change leadership, many organizations lack an intentional strategy to help their leaders become effective change-makers.  Many of us are guilty of having used the ‘sink or swim’ approach disguised as ‘on the job learning’.  Intentionally or not, we throw our up-and-coming talent into leading changes in an environment that is increasingly complex and unpredictable without the benefit of a foundation to help them along the way.
For on-the-job learning to be effective, it needs to reinforce the behaviors we are looking to shift or embed. This means that we need to define the guiding principles of how we should lead through change and the experience that we want to provide our change-makers, employees, partners, and clients.  The benefit of talking about ‘how we lead change’ goes beyond leadership development. It sets clear norms of behavior and common expectations of how we will measure success while empowering our change-makers to ask for what they need.
 

How can we best prepare our current and future change-makers? 

It’s useful to think about the actions that we can take preemptively, through more structured leadership development, coaching, and resources. We should also consider the ‘just-in-time’ support we can provide to help leaders navigate a change event.
The good news is that there is significant overlap between what makes an effective change-maker and what makes an effective leader.  Development activities (such as training and coaching) that encourage leaders to increase their self-awareness and growth mindset and help them become more resilient, inclusive, accountable, and collaborative, will also help them be better change-makers.  In addition, change-makers need to be good at storytelling, influencing, and systems thinking. To maximize impact, we need to be intentional in helping them understand how they can apply these leadership skills in a change situation.
 

As they get ready to embark into a large-scale, high-impact change, we can support change-makers in two dimensions:

  • Change acceptance – In order to lead, change-makers need to be willing to move. In many situations, we ask leaders to take on new initiatives on top of their current responsibilities.  You can increase their willingness to lead by creating a space to intentionally discuss how this initiative fits into the broader organizational picture and what’s in it for them personally.  When they intentionally set their personal goals – whether it is to accelerate their development, build their network, gain a broader enterprise view, learn new skills, or do something with impact – they will feel valued and more energized to take on a new challenge.
  • Change-related skills – Leaders need to feel able to lead the change. Beyond the resources and information needed to execute the ‘what’ of the change, they also need access to practical, ‘just-in-time’ change management guidance and tools. Instead of providing theoretical change toolkits and training that few people will use, employ a design thinking approach to uncover what would be most useful for change-makers as they navigate large-scale change.  This may include practical tools, like a change playbook tailored to your organization, and targeted coaching/advice to discuss ideas and overcome challenges.

Our change-makers can survive a change event, or they can consciously experience and lead the change.  This will not make the change less complex or challenging, but it will help them approach the experience with a different mindset, less fear, and a higher level of confidence.  It will also help advance the business goals that the change is looking to achieve and help build organizational agility and resilience.

Have you ever struggled to establish a trusting relationship with a perfectionist boss? Some people believe perfectionism is a positive trait. They believe it fuels us to raise the bar in the pursuit of excellence. However, if you have ever tried to manage the expectations of a perfectionist in your life, then you can attest that it does not drive effectiveness. On the contrary, perfectionism kills excellence, harms relationships, compromises results in the long term, and generates frustration and disappointment.
 

The Perfectionist

For someone who has strong perfectionist traits, nothing is good if it is not perfect. The drive for perfection sets unreal standards for the individual and those around them.  A perfectionist will focus on the task and results over the team and the individual. This person will tend to lose sight of the forest for the trees.

They will be personally tuned in to all the details, taking on more than they can handle. This leader and their team will work hard for strenuous, long hours to accomplish the task… but it will still not be good enough.
For a perfectionist, establishing close relationships is tough. Perfectionists tend to alienate those around them. They do not trust others can complete the task flawlessly, so they try to control it by micromanaging each step of the process. People then disengage and disconnect, feeling oppressed and disempowered.
At an individual level, perfectionists are mainly trying to prove themselves and others right. Their self-worth is built on being seen as competent and flawless, by winning over others and delivering what they believe is expected of them: perfection. Perfectionists will often feel irritated, frustrated, and disappointed with themselves and their team for under-delivering according to unachievable standards.
 

Why do people think perfectionism drives sustainable results?

There is some common ground between a culture that embodies achievement and the one that promotes perfectionism: the drive, determination, and energy towards accomplishing the task and the commitment towards the quality of the outcome.
However, an organization that fosters a culture of achievement is continuously setting excellence standards (vs unrealistic standards of perfectionism). They look for new ways to become better, developing a growth mindset as the principle that underlies the culture. Fostering psychological safety and collaboration is key for teams and individuals to excel.  Failure in these types of organizations becomes part of the game. It is seen and lived by its members as an opportunity to learn, adapt, and continue improving. For a perfectionist, failure is difficult to embrace. It is directly related to one of their fears: not being good enough.
 

What are the differences between a perfectionist leader and an effective leader?

 

 

Perfectionism kills excellence. How can we move from being a perfectionist to an effective leader?

 

  1. Commit to fewer goals (no more than 3 at once): Do not lose sight of the WHY (purpose). Reflect on how each goal contributes to your purpose and prioritize your goals in terms of impact. When setting goals, frame them in terms of growth (e.g: improving from X to Y) and make sure they are realistic and possible, considering the timeframe.
  2. Focus & practice letting go: When delegating tasks to your team, start small. Choose tasks/projects that represent a lower risk for you. Then agree on a process with your team where you can jointly review the progress in a way that everyone feels comfortable.
  3. Get to know your team better: Aristotle said, “The whole is greater than the sum of its parts.” Explore how each person can contribute to creating impact. Test and learn. Challenge yourself to think outside of the box and invite others to try new things. People experience a flow state when working on something they feel passionate about.
  4. Ask for feedback from your peers & direct reports: Make time for After Action Reviews after each major task/project completion. Appreciate what has worked well and reflect on what could you have done differently to contribute effectively to the project. Ask for specific feedback on your improvement goal from others. Let others know your developmental path and encourage them to offer feedback when they experience you moving away from your goal.
  5. Be kind to yourself: Practice self-compassion. Perfectionists work towards unrealistic standards which generate frustration and feeds the “inner critic” that shouts, “you are not good enough”. Practice expressing gratitude and connecting with what works. Journaling is a powerful way to reflect and it reduces stress. Try this simple journaling exercise:

    In the morning, ask yourself:
    What would make today a wonderful day? What do I feel grateful for?
    At night: What good things happened today?

 

Conclusion

Our VUCA context requires leaders to develop a learning agility and be able to anticipate and adapt to constant changes. In order to do this, we need to be able to cope with failure and setbacks, learn, and strengthen our resilience. Perfectionist traits hinder change and effectiveness but can be overcome by developing the right mindsets (growth & learner) and being compassionate with our own self and others.
